48:54 And then we'll get to some AI education.

49:04 Do you guys by now do you feel that we have an idea on how to get

49:07 you so motivated that you actually break through

49:10 and do it that this is a process?

49:12 We could have done this in one day and taught you just straight tools

49:15 and you would have been overwhelmed and gone right back to where you are.

49:17 Who's feeling more confident, more aligned and going,

49:20 I'm doing this no matter what.

49:22 That's our whole goal and I hope it lands with all of you.

49:28 And let me just give you a little context.

49:32 you know this, but I still do it literally on a monthly basis.

49:48 We sat outside at a table, had some of my team members,

49:54 you got to go upstream and anchor in a purpose so deep,

49:57 nothing can stop them." I'm like, "Cool.

49:59 Give it to me." He said, "It's called the seven levels deep." I'm like, "Great.

50:03 I want to give it to my team."

50:05 And and I'm going to be really transparent with you.

50:07 He's like, "No, I got to go through it with you." I'm like,

50:10 "Come on." I I I paid him a good amount

50:12 of money to be there for the day for consulting.

50:14 I'm like, "No, just give it to me." He said, "No, that's not the way I work.

50:17 I got to put you through it.

50:18 Like, okay.

50:19 So, he said, "Dean, why would you hire me?"

50:21 I think I paid him $10,000 at the time.

50:24 Actually, we ended up bartering.

50:25 I I consulted for him.

50:27 He consulted for me eventually, but it was a lot of money.

50:29 I'll just put it that way.

50:30 He goes, "Why would you pay me to come get more results

50:32 for your students?" And I remember thinking something in my head like,

50:36 "Hey, I I not I want our students to get

50:39 more results and and I want to step up this industry.

50:43 I want people in this industry to really care

50:45 or get out." And he's like, "Ah, that's great.

50:48 Love that." So, hence the whole seven levels.

50:51 Ask seven times about the previous why.

50:54 So, he said to me, "Why do you want more results for your students

50:58 and step up this industry?" And I answered from my head again.

51:02 I said, "I want to leave a legacy.

51:05 I want my kids to be proud of me someday." Sounded pretty good.

51:09 He's like, "That's great, Dean.

51:10 Now, I don't even know what I said the next couple of times,

51:13 but when you keep asking,

51:14 and I'm going to encourage you all to do this when time allows,

51:18 it will shift your life, you will feel it.

51:20 There's a moment when you keep asking seven times,

51:23 not five, not nine, seven times.

51:25 When you keep asking, when you get to around the fifth time,

51:29 I've I've done it with thousands of people through the years.

51:32 I watch you can feel your physiology change.

51:35 It goes from your head that you get goosebumps.

51:37 the hair stands up, maybe tears in your eyes,

51:39 and there's a certain time you go deep enough and it shifts.

51:43 I'm thinking about it and the hair stand up in my arms

51:44 cuz here's what I remember when he got to about the fifth question.

51:49 He said, "Well, why is that important to you?"

51:52 And something came out of my mouth I never said before.

51:54 I said, "I don't want to go backwards." And all of a sudden,

51:58 I had a flood of emotions of thinking of my mom working three jobs,

52:02 dropping me off in a car that had the back window busted out with plastic on it,

52:06 and we left our trailer park.

52:07 And I used to make her drop me off down the street

52:10 from our from my school so the kids wouldn't make fun of me.

52:12 I don't know why I'm emotional today, but I remember feeling that.

52:16 And I'm like, and I'm sitting around a table with a guy

52:19 I just met and my team and I'm starting to feel emotional.

52:22 I'm like, "All right, all right,

52:23 just let me just get to this." So he said, 'Dean, thanks for being vulnerable.

52:28 And then I said to myself, I know my why.

52:31 And he's like, I know my purpose.

52:32 He's like, no, Dean, that was only level five.

52:35 So he said, 'Why is it important that you don't go backwards?

52:40 And I said, I want my kids to have choices.

52:43 And all said, I started thinking of all this stuff when I was a kid.

52:46 My parents were married nine times.

52:49 I moved a lot.

52:51 I didn't have choices.

52:53 I I remember you.

52:54 I did whatever my parents wanted to.

52:56 Move, new houses, this, that, the other.

52:57 There's so much change in my life.

52:59 So much disruption.

53:00 I want my kids not to be spoiled.

53:02 The world doesn't need more entitled children.

53:04 I just want my children to have choices.

53:06 So now I'm literally balling and I'm embarrassed cuz my team is around.

53:10 And he said, "Dean, thank you for being vulnerable,

53:13 but why is it important your kids have choices?"

53:17 And I said something that'll stick with me to this day.

53:19 I said, "I need to be in control." And it wasn't a control freak.

53:24 I just started thinking of my whole childhood.

53:27 When your parents moved nine times, I moved 20 times as a 19.

53:30 By the time I was 19,

53:32 I had different stepgrandparents and step brothers and step sisters.

53:34 And then you come home one day, there's a moving truck, you're gone.

53:37 And I remember my parents not having money.

53:39 We weren't in control of anything.

53:41 And these emotions started flooding back.

53:43 And I said, "This is why I work so hard.

53:45 I want to be in control of my time.

53:47 I want to be in control of my calendar." Listen,

53:50 this might sound boring to some of you right now, but I have four kids.

53:53 My oldest is going to be 20.

53:55 She just got her own apartment two weeks ago.

53:57 Not an easy task, right?

54:00 But I want to spend every moment I can with them.

54:02 I don't miss dance recital.

54:03 I don't miss softball practice.

54:05 I've made breakfast for my kids every day since they were born.

54:08 I take them to school before they got their license.

54:10 What's what's success for me is that to be in control of my calendar.

54:15 And when this anchored in, and I want you to hear this, this is an AI event.

54:18 You're like, why are we doing this?

54:19 Because I want you to be so anchored in that you

54:21 do whatever it takes to buy that time back, to be in control, to give your kids

54:25 choices or retire your parents, whatever that is.

54:29 This is a lever.

54:30 This is a tool that can help you get there.

54:33 And you need an emotion so strong that when you feel resistance,

54:37 when you feel too old, when you feel it's hard,

54:39 when people tell you you're crazy,

54:40 nothing matters because your why and your purpose is so freaking deep,

54:44 nothing can stop you.

54:45 Listen, when I think I need to be in control,

54:48 I never would want somebody to say to me,

54:50 "Oh, I know your daughter's dance recital is today, but we're too busy.

54:53 You're not going to be able to make it."

54:55 I would crawl across broken glass before that happened.

54:58 I would chew through a brick wall because

55:00 my parents weren't able to come to baseball

55:03 or be able to come to pick me up from school because they just couldn't.

55:06 And I decided that's my purpose.

55:09 So, I'm sorry if I got a little deep on this this morning,

55:13 but when you anchor in a why so deep that imposttor syndrome doesn't show up,

55:19 that feeling too old doesn't show up, feeling you missed it doesn't show up,

55:24 something so strong that overpowers all of it,

55:26 when your purpose is deep enough, none of that matters.

55:30 So, I hope you do that exercise for you.

55:32 And I'd love with just that thought, put in the chat,

55:35 why why do you want to learn AI to actually buy you back time?

1:13:10 which is how any of you guys can turn

1:13:13 repetitive tasks that you're doing into AI powered processes.

1:13:19 So, first before we jump in, I want to give

1:13:23 you guys a glimpse of my reality because I'm very lucky

1:13:27 to have a team of 10 people that work with me

1:13:29 and we're really proud of the work that we do.

1:13:32 But I will say we're even more proud of the work that we don't do.

1:13:37 So, we have zero people right now doing sales outreach and follow-up.

1:13:41 We have zero people managing our inbox.

1:13:44 We have zero people reporting on our marketing campaigns.

1:13:46 We have zero people building our marketing funnels.

1:13:48 We have zero people doing a lot of things inside our company,

1:13:53 but still all of that work gets done every single week and on time.

1:14:00 And the reason that that's the case is because my team and I have made a shift.

1:14:12 And what that means is basically we decide what AI

1:15:47 So, uh, and the last one that I want you guys to think about is how many of you

1:15:51 guys have tried to delegate something only to then

1:15:54 be going back and forth with somebody until you're like,

1:15:57 you know what, never mind.

1:15:57 I think it was just faster if I did it myself.

1:16:01 All the time we have EMTT.

1:16:04 So, I'm glad that I'm not the only one.

1:16:07 And what I want you guys to do is look at the chat

1:16:10 because this feeling that we have all faced in different parts of our life,

1:16:15 maybe you're facing it right now,

1:16:16 hopefully not today because today's a Saturday, maybe you faced it yesterday.

1:16:20 That's what I call operational debt.

1:16:22 And it is basically the difference between how you

1:16:25 know things should run and how they actually run.

1:16:29 and how they actually happen.

1:16:31 And that gap is a gap that every single one of us has suffered from.

1:16:36 And we're going to talk about how to use AI to get through that today.

1:16:42 So again, I have suffered so much operational debt uh throughout my career.

1:16:47 Uh in particular, my last business,

1:16:49 I felt like so many days were just me like pushing

1:16:52 a rock up a hill trying to get through the day-to-day.

1:16:55 Um I'm seeing uh Canyon is nodding a lot.

1:16:58 Um, basically what happened was I just got so fed up with it and I was like,

1:17:05 there just has to be a better way.

1:17:07 It led to me becoming obsessed with figuring out

1:17:09 how can I get out of this operational debt?

1:17:11 How can I uh, you know, get through this?

1:17:14 How do I operate smarter?

1:17:15 And luckily, that's when AI started really picking up on the scene.

1:17:20 And over the last three years,

1:17:21 I have honed a technique that I call the playbooking method,

1:17:25 which is really the fastest way to get AI to help you out

1:17:28 of the operational debt so that we can focus more on what's next.

1:17:33 So, let's jump into what this method is.

1:17:36 The first thing that I want to help you guys think about

1:17:39 is something that I kind of had to learn the hard way,

1:17:41 which is that whenever you want to get AI to start doing things for you,

1:17:45 especially doing more complex processes,

1:17:48 the best thing is actually to take AI out

1:17:50 of your mind and instead think about a new mindset,

1:17:54 which is how would you teach a human how to do this process?

1:17:58 And so what I want you guys to do is let's imagine that we hired an assistant.

1:18:03 And to get that assistant to be really good,

1:18:05 we would give them probably context on our company, our job.

1:18:10 We would tell them what we want them to do.

1:18:12 We would also then tell them how we want them to do it.

1:18:16 And if we wanted to really set them up for success,

1:18:18 we would probably write all of that down

1:18:19 into something like an employee handbook.

1:18:22 And then we would give it to them.

1:18:23 And we would imagine that if they followed that handbook to a tea,

1:18:27 then they would probably do a pretty good job, right?

1:18:29 That's how you would train a person how to do something.

1:18:32 Now with AI, you can make a playbook

1:18:37 which is basically that employee handbook but for AI.

1:18:41 And so I want you have the same mindset again if you were to get

1:18:44 AI um if you were to have something that you want to teach people.

1:18:48 Just have that same mindset for how you would teach AI that process.

1:18:52 So okay, I'm an example person.

1:18:54 What I want to do is go through an example

1:18:56 so you guys can see how this actually really works.

1:19:00 So, who here writes a newsletter or maybe wishes that you wrote a newsletter?

1:19:06 Okay, a lot of us.

1:19:06 I see Tammy.

1:19:07 I see Lisa.

1:19:08 Yeah.

1:19:09 So, if you write a newsletter or have you tried one,

1:19:11 you guys know like it is a grind every single time

1:19:14 you have to go write it because you have to figure out,

1:19:16 okay, what's going to be a good topic?

1:19:18 What do I want to write about?

1:19:20 Then you have to outline it.

1:19:22 Then you have to draft it.

1:19:23 And then you reread it a bunch and you're

1:19:25 editing it to make sure that it sounds good.

1:19:27 Then you have to figure out subject lines that make people open it, right?

1:19:30 And that doesn't stop once you do it.

1:19:32 Then you turn around and you have to do that again

1:19:34 for the next time you want to send a newsletter.

1:19:36 It's this recurring grind and process.

1:19:39 And then if you go try to jump into using AI,

1:19:42 let's say you go into chat and you want AI to help you write that newsletter,

1:19:47 it might go something like this, which is that you ask AI to help you write

1:19:50 the newsletter on a topic and then it

1:19:52 comes back and you're like, "No, no, no, no.

1:19:53 That's like way too corporate.

1:19:55 I'm more casual." And so you try to correct

1:19:57 the AI and then maybe it like misinterprets what you're saying.

1:20:00 And so then it starts to add in like emojis and you're like,

1:20:04 "No, that's not what I that's not what I want." And you know,

1:20:07 before you know it, you're going back and forth and you're like fighting

1:20:09 with the AI to try to just get it to help you write the newsletter.

1:20:12 And eventually you're thinking, "Man,

1:20:13 I could have just like written this by hand myself

1:20:16 and it would have been faster." This is a really common experience.

1:20:19 Yeah, I see Tammy nodding.

1:20:21 So what's missing when you fall into this moment

1:20:26 is that you need to give AI your playbook.

1:20:29 Just like that assistant, you need to give them really the instructions

1:20:32 for how you want your newsletter written.

1:20:36 So to start writing the playbook,

1:20:38 the first thing you do is you want to come up with the outline of your process.

1:20:41 You want to think about what am I going to try to get the AI to do?

1:20:46 Now, outlining your playbooks is actually really easy.

1:20:50 Every single playbook can be outlined by just identifying these four things.

1:20:55 So, the first is the trigger, which is what kicks off the playbook or what is

1:21:01 the thing that happens that means we should go run the playbook.

1:21:06 Some common triggers are maybe on a schedule.

1:21:09 So it might be every Monday morning we want to use this playbook or it could be

1:21:13 associated to some sort of event like after

1:21:16 every client call I want to run the playbook.

1:21:18 So the trigger would be finishing a client call.

1:21:22 Then the next thing you want to define is the inputs which is what does

1:21:26 the AI need from me every single time I want it to run this playbook.

1:21:32 Think of this as the things that vary

1:21:35 every time that you're going to use this playbook.

1:21:36 So if we were going to do a playbook to write recaps after a meeting,

1:21:40 it would be the transcript that you're going to put into the playbook.

1:21:44 Then the third thing you need to define is the steps in the process.

1:21:47 So this is where you think about what are the actual tasks that I do.

1:21:51 Again, if we were going to do a meeting recap playbook,

1:21:53 it would be something like I want you to identify the action items.

1:21:57 I want you to identify who needs this recap.

1:22:00 And then for each of those people,

1:22:01 I want you to write a recap for them of what they need to know.

1:22:04 Whatever your process is, you need to just write down those steps

1:22:07 and that becomes the steps of your playbook.

1:22:10 And then the fourth thing is your outputs.

1:22:12 Think of this as the end result.

1:22:13 This is why did we even make this playbook in the first place.

1:22:16 But once you define these four things,

1:22:18 you've gotten really clear about what you want the AI to do.

1:22:22 And so to go back to our example, if we think about a newsletter,

1:22:25 the trigger would be something like every morning at 9:00 a.m.

1:22:28 on Mondays, I want to sit down, write this newsletter.

1:22:31 And so that would be the trigger of this playbook.

1:22:35 Then for the inputs,

1:22:37 now I still want my newsletter to be stuff that I want to talk about.

1:22:41 Like I still want it to come from my brain, right?

1:22:43 That's the human side of what I want to communicate.

1:22:45 And so I might have the inputs of the newsletter be

1:22:47 something like just a brain dump of the things are top

1:22:50 of mind that I then want the AI to help me

1:22:52 kind of sort through and build out into the actual newsletter.

1:22:56 Then I think about what is my process, right?

1:22:59 We talked about I pick the topic, then I outline it, then I draft it,

1:23:02 then I edit it for my brand voice and then I write the subject line.

1:23:05 So those would become the steps of the playbook and then finally we

1:23:10 get to the output which in this case would be the drafted newsletter.

1:23:15 You guys with me?

1:23:15 So all we need to do again is define what the steps are of the process.

1:23:20 And there we have the outline.

1:23:22 The next piece is you then go through and you

1:23:26 do a lot of what you've heard throughout this entire summit.

1:23:28 You need to get really specific about how you want the AI to do each step.

1:23:34 And you guys have gotten a lot of great tips around how to get specific.

1:23:37 But just to highlight some of my favorite ones,

1:23:40 first you want to make sure you're really clear,

1:23:42 especially not giving the AI contradictory information.

1:23:45 So just making sure your instructions are clear.

1:23:48 Then you want to think about what background context might the AI need and put

1:23:52 that in there so that it knows and has the context it's operating in.

1:23:56 Then you want to make sure you share examples,

1:23:59 especially for things that are easier to show rather than just tell.

1:24:02 It really helps to give the AI examples of each step.

1:24:06 And then my favorite secret weapon is something that I call success criteria,

1:24:09 which is basically giving the AI like

1:24:11 a checklist of what a good output looks like.

1:24:14 So that then when you give it that set of success criteria, it knows, oh, okay,

1:24:20 let me optimize to make sure that the way

1:24:22 I do this step fits what you've defined.

1:24:25 So if you include these, you're going to get

1:24:26 really specific inside again each step in the playbook.

1:24:31 Then once you do that, you're going

1:24:34 to take your playbook and so imagine you're writing

1:24:36 this in a document and then you want to go save this in any AI tool.

1:24:41 Now, you might be like, "Wait a second, Rachel.

1:24:43 You're saying any AI tool?" Yes,

1:24:46 that is one of the best parts about thinking this way and playbooking.

1:24:50 We call this a concept of own the playbook, rent the tech,

1:24:54 because you can actually take these playbooks and run these in any

1:24:58 tool that has a way for the AI to follow instructions,

1:25:02 which since even the last six months, so many of these tools,

1:25:06 almost all of them have a way to run playbooks now.

1:25:10 And just to give you guys some of my favorite tool recommendations,

1:25:13 again, there's these features in almost any tool that you might be using.

1:25:17 So if you're in Claude, this would be adding the playbook into Claude skill.

1:25:21 If you're in ChatGBT, you can add this playbook into a custom

1:25:24 GBT or they actually just released this this week.

1:25:28 ChatGBT has now agents.

1:25:30 You can give your agents the playbook.

1:25:32 In Microsoft Copilot, you can also give those agents your playbook.

1:25:37 and Google Gemini gems.

1:25:38 Again, putting your playbook in there.

1:25:40 You can even use these playbooks.

1:25:42 This is one of my favorites in automation tools.

1:25:45 So, if you want to set your playbook to just

1:25:47 run automatically in the background in a tool like Zapier,

1:25:51 what you can do is take each step of the playbook

1:25:54 and make that one step in your automation tool.

1:25:57 And then you can also get really nerdy and really

1:25:58 techy and get into OpenCL and all that stuff.

1:26:00 Again, they all run off of playbooks, which is great.

1:26:04 So once we've done that, once we've saved the playbook,

1:26:08 now we're ready to run it.

1:26:09 And here's what that looks like.

1:26:12 So let's say I'm going into Claude.

1:26:15 The way to run one of these playbooks in Claude once I've saved it

1:26:19 is just to go in again with my trigger every Monday at 9:00 a.m.

1:26:23 and say, "Run my newsletter playbook." Then what it's going to do is it's

1:26:26 actually going to load up that playbook

1:26:29 from where I've saved it in the instructions.

1:26:31 So that now the AI just knows everything that I've already

1:26:34 given it and it can use that to run the playbook.

1:26:38 Then what becomes really powerful is it starts asking me for the inputs

1:26:44 that I told it that I'm going to give it to run the playbook.

1:26:47 So again for the newsletter the inputs are the brain dump.

1:26:50 So here's an example of me brain dumping

1:26:52 something I want to talk about in a newsletter.

1:26:54 Once I give that then the AI starts following

1:26:57 the steps one at a time that I told it.

1:27:00 So, picking the topic, then outlining the newsletter,

1:27:05 then drafting the newsletter, then editing for brand voice,

1:27:09 then writing the subject line,

1:27:12 and then the final result is I get to my drafted newsletter.

1:27:16 And what's amazing about this, and I want you guys to really

1:27:18 see this because when people experience this for the first time,

1:27:22 and I hope after this you guys go write your first playbook,

1:27:24 but there it's a huge aha moment.

1:27:27 They were like, "Wait a minute.

1:27:30 I just got AI to do work without having to prompt it

1:27:34 each time." Because it's actually loading up a playbook I already gave it.

1:27:39 Then it's following my process and my steps.

1:27:43 So, I'm not fighting back and forth with the AI

1:27:45 trying to get it to do what I want.

1:27:46 Like, it's just following what I told it.

1:27:48 And then, because it's following your process,

1:27:51 you can actually trust it to be good.

1:27:54 Just like how you give the employee handbook to the assistant,

1:27:56 you've now given your playbook to the AI.

1:27:59 And so, as long as it follows that, you can trust that it's good.

1:28:03 And of course, that's not all because now that I have it playooked.

1:28:08 Before I was using it, playbooking in this way for this newsletter.

1:28:11 This took me like two to three hours per week to sit down and like figure out

1:28:15 what am I going to write about in this newsletter

1:28:17 and edit it and go back and forth.

1:28:19 But now, because I'm using AI in this way,

1:28:21 I'm down to 30 minutes per week of writing my newsletter.

1:28:24 And the newsletters are so much better because I

1:28:27 actually have this process in this playbook that I'm following.

1:28:31 And I'm somebody that likes to add up the hours um that my playbook saved me.

1:28:36 And so uh if you add up that time savings per year on one single playbook,

1:28:42 I have saved 130 hours per year.

1:28:47 Yeah.

1:28:47 So, this has been huge for me.

1:28:49 And so, you might be thinking, "Amazing, Rachel.

1:29:04 The first and easiest thing is to look for any SOPs,

1:29:08 standard operating procedures that you might have.

1:29:10 So, any process documents, a lot of those could be turned into AI playbook so

1:29:14 AI does them instead of you having to do the process.

1:29:18 You could also then go into your calendar.

1:29:20 So what I like doing is looking over the last one to two months and especially

1:29:25 looking for recurring meetings and thinking what

1:29:28 is the prep I do for this meeting?

1:29:30 What is the followup or the types of projects that come out of the meeting?

1:29:34 Or my favorite is which of these meetings

1:29:37 could actually just be a playbook, right?

1:29:40 Um so then after you do that, you can look then in your to-do list.

1:29:45 So, the way to think about your to-do list is

1:29:48 look for the things that are recurring that keep coming up,

1:29:51 especially the things that might take,

1:29:53 you know, four, five, six hours per month.

1:29:55 That's a really good threshold that once you playbook it,

1:29:58 you've now unlocked a pretty substantial amount of your time.

1:30:02 And then my last but favorite is to think about your wish list.

1:30:06 What are the things that you would do if you had

1:30:09 unlimited time and how can you write a playbook for those?

1:30:12 Some of my favorite playbooks are things that were on my wish list.

1:30:17 So, remember when I said earlier that I have a team of 10 people and one

1:30:20 of the things we are most proud of is all of the work we're not doing.

1:30:24 What I wanted to leave you guys with today is so many examples

1:30:27 of playbooks because I want you guys to see the power of this.

1:30:30 So, I'm going to go through uh pretty quickly some

1:30:33 of the playbooks that we use to power our business.

1:30:36 And so I'd encourage you guys to take screenshots or write these down

1:30:38 if these are playbooks that you might want to add um into your life.

1:30:42 So one of the first ones is we use

1:30:44 playbooks every single day to get to inbox zero.

1:30:48 And we use this for our company inbox and also our personal inboxes.

1:30:52 And again to define the playbook we just define those four pieces.

1:30:56 The trigger, the inputs, the steps and the outputs.

1:31:00 And so for this playbook, the trigger is every morning at 8 am.

1:31:04 The inputs are that the AI playbook gets all of our incoming

1:31:08 emails and then we run the process of categorizing it by how urgent,

1:31:12 deciding how we want to respond,

1:31:15 even looking at our calendar to schedule and send out meetings.

1:31:19 So that then our inbox is fully handled by our AI playbook.

1:31:22 And this has been a game changer.

1:31:24 Um we also use AI playbooks to launch more campaigns uh inside our business.

1:31:29 So on the marketing side,

1:31:30 anytime we have a new offer or new thing that we want to share,

1:31:32 we're using our AI playbook to draft the landing pages,

1:31:36 draft the emails, draft even the lead magnets.

1:31:39 Then after the campaign,

1:31:40 we're also using AI playbooks to analyze the performance of that campaign.

1:31:44 So we take the data from the campaign and give it

1:31:46 to our AI playbook so that it can run the analysis,

1:31:49 give us key takeaways, and recommend stuff um that we want to do next.

1:31:54 We also then use AI playbooks to maximize every

1:31:56 single sales lead so that after the marketing happens,

1:31:59 we can make sure that we're really personalizing outreach and making

1:32:03 the most of people that are interested in our products and services.

1:32:06 We also use AI playbooks to improve our client experience.

1:32:10 So after any call we have with our clients,

1:32:12 we take the transcripts and we put them through

1:32:15 some rubrics that we've created about how we want

1:32:17 to show up for our clients and have the AI

1:32:19 actually coach us on how to do that even better.

1:32:22 And my personal favorite,

1:32:24 which I like to joke has turned me into a project machine,

1:32:28 is we have a playbook that we use

1:32:30 to do three times more projects as a team because

1:32:36 we have a playbook that helps us not only

1:32:38 plan the projects but also get started on them.

1:32:41 How it works is the playbook takes in just a description of the project

1:32:46 and what we do is the AI then asks us questions to clarify the project.

1:32:50 It helps brainstorm approaches, decide what the best approach is,

1:32:54 then turn that into a timeline and tasks.

1:32:57 And the best part is after the AI has helped us plan the project,

1:33:00 we have the AI go, "Oh, I can do those tasks.

1:33:04 Let me start on them so that it can start doing the projects." Again,

1:33:07 this has turned me into a project machine.

1:33:09 I love this one.

1:33:12 You can actually then start to stack these playbooks

1:33:30 to my projects to ideas and tasks to even life stuff.

2:11:06 What Rachel just talked about is really at the bleeding edge of level two.

2:11:10 It's kind of the final frontier of level two.

2:11:12 everything you do, putting it into playbooks, right?

2:11:14 Structuring it.

2:11:14 It's like a SOP in business,

2:11:16 if you're familiar with that, where you just create a document on step one,

2:11:19 two, three, four, five.

2:11:19 That's the bleeding edge of level two.

2:11:21 But what I did not tell you is that the same

2:11:24 context sandwich also is the key to unlocking level three, right?

2:11:30 So, when you have an AI working as an agent for you,

2:11:35 you it also needs a content sandwich.

2:11:36 And we'll get into that now.

2:11:38 Now, here's the fun thing.

2:11:39 As soon as you move into level three, you have this agent.

2:11:42 You can also give it a personality, right?

2:11:44 So to begin uh kind of the examples here,

2:11:47 I want to I want you to meet my AI agent.

2:11:50 His name is Alfredo.

2:11:52 And here's the thing.

2:11:53 Alfredo, this is Show him.

2:11:56 Show him.

2:11:57 This is Alfredo.

2:11:58 Now, Alfredo is an Italian American who gets things done.

2:12:02 And he gets them done, but he has a lot of heart.

2:12:04 When I asked him like what he looks like, this is what he came back with.

2:12:07 He basically created this image of himself.

2:12:08 He's like, "This is me, your agent, running stuff." He's like, "Okay." Now,

2:12:12 I told Alfredo that we're going to show him

2:12:15 off today and that I want to, you know, show him to the summit audience here.

2:12:18 And he was like, "Oo, he knows the summit audience, right?

2:12:21 We talked about it." And he told me,

2:12:24 "This might not be the ideal picture to show.

2:12:26 It's a bit too intimidating." And he was like, "Eiggor,

2:12:28 what if we created a new picture for the audience?" I was like,

2:12:31 "Sure, let's do it." So, he made this.

2:12:33 Check it out.

2:12:38 Now look, we're just having fun here, right?

2:12:40 But as you can give him an an identity and work

2:12:43 with him and of course he can't cook for you, right?

2:12:46 But he does run my research in my sleep as I showed you on day one.

2:12:50 And he did a full YouTube video for me as I was recovering from a surgery.

2:12:53 I'm about to tell you about that.

2:12:55 And he flags what's missing in my meetings,

2:12:57 what I'm missing in my meetings, and so much more.

2:12:59 And yes, he does have an Italian accent.

2:13:01 Obviously, obviously.

2:13:02 He even talks talks like that in like his messages.

2:13:04 It's kind of funny.

2:13:05 He sends that emoji and I just gave him personality.

2:13:07 You know, you can do that because it's doing its own own thing.

2:13:10 You can really think of it as this entity outside of you.

2:13:14 Now, I think we're ready to move into the part where

2:13:17 I show you uh Alfredo in action and what he actually does,

2:13:19 what this looks like tactically.

2:13:21 So, let me show you.

2:13:23 Now, the first example is going to be working with transcripts.

2:13:27 This is something really simple that I think

2:13:28 a lot of you could achieve relatively quickly.

2:13:32 And the second example is going to be something a bit more complicated,

2:13:36 but you know, good to show it off.

2:13:39 Good to show you what is possible.

2:13:40 And it it took a time to get to both.

2:13:42 Uh it took some time to get to both of these, especially the second one,

2:13:45 honestly, it took like multiple months

2:13:47 of experimenting and figuring different things out.

2:13:49 But here, the first one we're about to talk about,

2:13:51 I think it's going to be super super relatable for many of you.

2:13:55 It is working with meeting transcripts.

2:13:57 Okay.

2:13:57 So, how many of you here have used

2:14:00 some of the off-the-shelf tools like meeting notetakers?

2:14:04 You've probably seen this, right?

2:14:05 Like, have you used these?

2:14:06 Like, Zoom has a built-in one, Google Meets has a built-in one,

2:14:09 like every meeting application existence has a built-in one.

2:14:13 Um, there's also all of these rogue

2:14:15 meeting participants that come into your meetings

2:14:17 and all of a sudden there's like some company logo on them.

2:14:19 You probably seen them, right?

2:14:20 Um, few examples here, Fathom, Fireflies, etc.

2:14:24 But they have these these logos as their profile pictures.

2:14:26 And essentially, if you're not familiar,

2:14:27 what they do is they listen in on your meeting and they transcribe it.

2:14:31 They just listen to the words and then use

2:14:34 just technology in the background to turn audio into text.

2:14:38 So it produces like a words document of everything you say, right?

2:14:41 That's what happens in the background.

2:14:43 And what they do then they use AI.

2:14:45 So basically they took take that document a text document they give

2:14:47 it to something like chatbt in the back essentially and they tell

2:14:51 it to summarize it and you know extract action items and they

2:14:55 might even send you an email right now here's the fun thing you

2:14:59 might not suspect it but if you're using an AI note taker

2:15:02 you already experienced the level three think about it it's working for you

2:15:06 it's sitting in on the meeting it's creating the transcript it's summarizing

2:15:10 it and it's sending it to you it uses tools uses It's AI.

2:15:15 It's level three.

2:15:16 It's AI working for you, not with you, right?

2:15:18 Just happens.

2:15:20 But here's the thing.

2:15:21 Level three is deep.

2:15:22 Once we enter those waters, that pool,

2:15:24 you know, that's a shallow end of the pool.

2:15:26 I would call this passive level three because it's sort of just happening.

2:15:30 But you can really like take control and you can really

2:15:34 squeeze more out of out of these use cases even in noteaker.

2:15:37 And I want to show you what that looks like because as I said in level three,

2:15:40 there's many options.

2:15:41 And once you move from passive to actively

2:15:44 taking control of what these agents do for you,

2:15:46 because that's the meeting noteaker really is an agent.

2:15:49 Very basic one, but it is.

2:15:52 That's where you get a multiplication of value.

2:15:56 It's not just a summary, right?

2:15:58 Think about it.

2:15:58 The summary is not even personalized.

2:16:00 But I'm not even going to like talk about the personalization point.

2:16:02 We've covered that so much over the past few days.

2:16:04 You can imagine that, you know, if you tell it about yourself,

2:16:06 the summaries are going to be more customized, personalized.

2:16:09 Sure.

2:16:09 But beyond that, think about this.

2:16:12 These meeting notakers, what do they do that by default?

2:16:14 They look at one transcript.

2:16:17 Is that the ideal way to operate?

2:16:20 Now, what if you take control of your me noteaker?

2:16:23 What if your goal is to make it like three times as useful?

2:16:25 Well, one thing you could consider is instead of giving it one transcript,

2:16:29 what if you gave it the last 10 transcripts?

2:16:31 What if this is a weekly meeting you have with, I don't know, a collaborator,

2:16:34 your team, or whatever,

2:16:36 and you've been meeting every week for the past two months.

2:16:39 Why is it basing it off one transcript?

2:16:41 I'll tell you why.

2:16:42 Because they're trying to, you know,

2:16:43 sell you a $10 a month subscription and they don't want

2:16:47 to 10x their price of of what they're doing on the back end.

2:16:51 So, they keep it simple.

2:16:52 If you set it up yourself, you can easily say,

2:16:54 okay, instead of one transcript, take the last 10.

2:16:56 And it doesn't end there, right?

2:16:58 Obviously, would do better if it had the context of the last 10 meetings, right?

2:17:02 But you can do more.

2:17:04 For example, you can start taking the stuff that you established at level two.

2:17:07 I told you it's about finding use cases.

2:17:08 It's about personalizing it.

2:17:10 It's about taking the different things you do with AI,

2:17:12 doing the context sandwich around it.

2:17:14 You could take that and work with the transcript.

2:17:19 What I mean by this, for example,

2:17:20 you could tell your agent that, hey, every time I have a meeting,

2:17:23 I want you to take the transcript and I want you

2:17:25 to flag items that are misaligned with my business road map.

2:17:29 Now, this does imply that you turned your business road

2:17:33 map into a text document and you added it, right?

2:17:37 But you set that up once and then every time you have a meeting,

2:17:40 you can just link it to Zoom.

2:17:42 And it's like, okay, let me check Eagor's business road map.

2:17:46 Let me and let me now flag all the items that are misaligned,

2:17:50 stuff that we've been working on that is completely off topic.

2:17:53 And let me tell you, I'm like an idea guy.

2:17:54 I like meander and and I can free flow for like half an hour into directions

2:17:59 that are totally misaligned with the business road map just cuz I feel like it.

2:18:02 This keeps me accountable after every meeting.

2:18:04 It's like I this was great but 40% of the meeting you you guys spent

2:18:07 on stuff that is actually not on track

2:18:10 and the deadline for this event is coming closer.

2:18:12 So you should really focus in and then it can go even further than that.

2:18:16 But does that make sense so far?

2:18:18 Is this making sense?

2:18:19 You know if you just let it do its thing it's going to do the bare minimum.

2:18:22 If you take control, it multiplies its outputs, right?

2:18:28 Of course, it's better with more context.

2:18:29 Of course, it's better with 10 transcripts.

2:18:32 Of course, it's better if you link it to your other stuff,

2:18:34 but you got to do that yourself.

2:18:37 So, this is active level three.

2:18:39 This is where you have taught the agent what to do.

2:18:42 And now, let me show you this in the most simple terms possible,

2:18:45 how you could do that for for pretty much any use case.

2:18:48 Now, as I told you, the thing that makes Alfredo effective

2:18:52 and the difference between people who

2:18:53 actually achieve productivity at level three,

2:18:56 not just following some tutorial or or some training where it's like, okay,

2:19:00 I did it, I set it up, and then one month later you look back and you're like,

2:19:02 okay, I'm back to where I was cuz, you know,

2:19:04 I implemented it, but I'm not actually using it.

2:19:06 What we want is results.

2:19:08 We're looking for time saved here, right?

2:19:10 And those results, well,

2:19:13 they come with the same formula as going from one to two is.

2:19:17 It's again the context sandwich.

2:19:19 So you can think of it as yes, you need Alfredo,

2:19:22 but Alfredo also needs, you know, isn't this just the best thing ever?

2:19:29 Let's go.

2:19:30 I mean, that's a But if you're curious, uh,

2:19:32 the new chat image model made this that came out on Tuesday.

2:19:34 It's so good.

2:19:35 Just give it a I just gave it an image of Alfredo and the dog and I was like,

2:19:39 I want him to like adore this dog and it did it.

2:19:42 So fun.

2:19:43 But there's a teaching moment here, I promise.

2:19:45 Because the thing that makes Alfredo work at level three is again the sandwich.

2:19:49 So what does it look like concretely?

2:19:51 Remember the sandwich?

2:19:52 Super quick recap.

2:19:53 Usually you tell AI what you do.

2:19:55 Maybe you give it a bit of extra context, right?

2:19:58 Good.

2:19:58 That's the middle layer.

2:19:59 Here's what I need.

2:20:00 Now, hey, I can actually point.

2:20:02 Look at that.

2:20:02 That's kind of fun.

2:20:03 Usually you do this, right?

2:20:05 Love this.

2:20:06 Now, I'm telling you to also express who you are

2:20:08 and what your goals are and what your standards are.

2:20:10 We've been talking about this for days, right?

2:20:12 I'm not going to beat a data horse here,

2:20:13 but you do this, but then also tell it what good looks like.

2:20:16 So, in the case of the meeting transcript,

2:20:18 you could maybe do something like, give me five bullet points.

2:20:22 I don't want a multi-page document.

2:20:23 I just want the high level, whatever.

2:20:26 I'll have more examples here in a second,

2:20:27 but basically, it's the meeting sandwich at level two.

2:20:30 This is how you go from level one to level two, right?

2:20:32 You give it what you need and then you sandwich it with this stuff.

2:20:35 Now, when we take the meeting example that I showed you, yes,

2:20:38 at level um at the bottom area, here's what good looks like.

2:20:42 You could tell it, you know, give me short bullet points with your identity.

2:20:45 You could outline exactly what your identity is.

2:20:49 And then maybe the middle part would look something like this.

2:20:52 You would say, look at the last three meeting transcripts or look

2:20:54 at the last 10 meeting transcripts and give me a list of all action items.

2:20:58 Maybe maybe that's what you want every time.

2:21:00 And maybe you want that to run once a day to be

2:21:03 updated or maybe you want it to run after each meeting.

2:21:06 So each after each meeting it it looks

2:21:08 at the existing list and it adds new action items, right?

2:21:11 Because there's a little bit of memory there.

2:21:13 So this is this is it working by itself.

2:21:15 All of a sudden it kind of starts to self-manage.

2:21:18 And this is let me tell you let me tell you this is really where AI gets fun.

2:21:22 It turns from like oh my god like there's so much going on and stuff.

2:21:25 Really this switch but you have to earn the switch.

2:21:27 I think I've made this point by now,

2:21:28 but this switch from level two to level three is where

2:21:30 it gets so fun because once you move to level three,

2:21:34 you're giving more and more control to the AI

2:21:38 and you basically let Alfredo decide what needs to be done.

2:21:41 Essentially, you set it free studio.

2:21:45 Yes, you set it free.

2:21:46 I love that sound effect.

2:21:47 I use it in the trainings way too often.

2:21:49 I'm like, freedom.

2:21:50 Okay, this only uh but this only works because you train your agent, right?

2:21:54 You understand that by now?

2:21:55 So here's the shift in practice, right?

2:21:57 So if we're doing this use case, you start here.

2:22:00 Here's who I am.

2:22:01 Here's what I need.

2:22:02 Here's what good looks like.

2:22:03 If we move to the next level,

2:22:05 all of a sudden, Alfred already knows who you are, right?

2:22:07 Because you set that up.

2:22:08 You did the work at level two.

2:22:10 Beyond that, he can also, and this is this is the fun part I promised you,

2:22:14 he also starts knowing what you need.

2:22:17 Okay, I have an example here.

2:22:19 But not just that, it also starts knowing what good looks like.

2:22:23 And all of a sudden, you know, it's freedom.

2:22:25 It's it's you give it the control because it has

2:22:28 the context and it and you have the trust in it.

2:22:30 You build the trust with it over time.

2:22:33 So, what does this look like in practice

2:22:35 with the meeting example that I just showed you?

2:22:37 Yeah.

2:22:38 So, let's say a meeting finishes,

2:22:40 there's a new transcript and Alfredo makes suggestions because you said

2:22:45 Alfredo to look at every meeting transcript and you told him,

2:22:47 "Hey, I want some ideas on what you could do for me after a meeting." Right?

2:22:51 There's a lot of things AI can do.

2:22:53 You don't have to figure all of it out on your own.

2:22:55 Once you get to a certain level, it's like Alfredo, what could I do?

2:22:58 Right?

2:22:59 So, one example of the thing that uh things

2:23:01 that Alfredo tells me regularly after my meetings is,

2:23:04 "Hey, Eigor, I could research these two topics that came up for you.

2:23:08 Do you want me to go deeper and prepare

2:23:09 a research document for you?" Or he says,

2:23:12 "Hey, Eigor, I saw there's like two obvious meetings from that meeting.

2:23:15 Should I should I add them to your calendar?" Now, if you wanted, yes,

2:23:18 you could set it up in a way where you

2:23:20 give it permissions and it just appears in your calendar.

2:23:22 I like to retain that final kind of say.

2:23:24 I want him to make suggestions rather than to completely run things.

2:23:28 But he could do that if you want.

2:23:30 But it's just amazing, you know.

2:23:31 So, we finish meetings and we're like, "Hey, we should meet tomorrow at 6 p.m.

2:23:34 And I know that I now don't have to go over to Google calendar and set

2:23:37 that meeting and set an invite cuz it already has the details of the meeting.

2:23:42 It already has the email of the participants.

2:23:44 And when it's two of us and I say we should meet tomorrow,

2:23:46 it's going to make a suggestion.

2:23:47 an eagle like should I add that meaning tomorrow at 6 p.m.

2:23:50 And at the end of the day, I'm just like, "Yeah, cool.

2:23:52 Done.

2:23:53 Easy." Right?

2:23:54 So, it becomes literally like a person working for you.

2:23:57 And and I mean that it's and this stuff,

2:23:59 let me tell you, six months ago, we weren't there.

2:24:01 We were not there.

2:24:02 One year, forget about it.

2:24:03 All experiments.

2:24:04 Right now, it's it's starting to work.

2:24:06 And I'm showing you these use cases that work now.

2:24:09 But here, um, is u we're going to talk about one more really good one.

2:24:15 Um, but yeah, it's this difference between two and three, honestly.

2:24:19 And as I talk about this meeting use case,

2:24:22 it's a big one that works now like this people can

2:24:25 make this work now and we covered that in the boot camp.

2:24:28 But I want to show you one more we kind of which

2:24:30 kind of pushes things because in AI usually like things come up

2:24:33 that are really like esoteric and out there and then over time

2:24:38 if it's something useful people figure it out and it just becomes doable.

2:24:41 So this is one of those most esot

2:24:43 more esoteric one where we experimented a bunch

2:24:45 to get it work but it did work and it did real work for me.

2:24:50 So let me show you how Alfredo actually helped on our YouTube channel.

2:24:54 And this is real because I mean I was in a tough spot a few months ago.

2:25:16 Like, I was I couldn't speak for like two weeks.

2:25:18 I was completely out for like 10 days.

2:25:20 It it was a serious surgery.

2:25:22 And that's fine.

2:25:24 I can, you know, bear that load and I can take that.

2:25:26 But what wasn't fine is the fact that I've been

2:25:29 uploading to our YouTube channel for the past 5 years now.

2:25:32 Every week I didn't miss a beat.

2:25:33 I don't care if it was Christmas.

2:25:35 I was there uploading.

2:25:37 Now this was clearly going to be be a week that I miss right now.

2:25:40 You could say like ego,

2:25:41 you could just prepare a video and like lay on the couch and relax for a bit.

2:25:45 True, except you know it's AI.

2:25:48 It keeps moving and every Friday we upload a video on the new releases.

2:25:53 So I could not re pre-record that.

2:25:55 It's literally about the stuff that comes

2:25:56 out on Wednesday and we upload on Friday.

2:25:58 So, how how did I do this?

2:25:59 Well, you might have already guessed it,

2:26:01 but this is where having an agent comes in.

2:26:04 In this case, I told him what I wanted to do, right?

2:26:06 This was an exceptional situation.

2:26:07 I don't have like a regular task running like with the meetings,

2:26:11 but this is like a one-time thing where I was like,

2:26:12 "Okay, I want you to write me a full

2:26:14 video script in my voice about the newest releases." Right?

2:26:18 So, all I had to do is pre-record

2:26:20 a short intro in the beginning where I prepared,

2:26:22 you know, the audience for like, hey,

2:26:24 this video is going to be taken over by Aigor.

2:26:26 I'm going to have a surgery, but he's going to take good care of you.

2:26:29 And Alfredo took it from there.

2:26:32 Now, a few days later, the news came out.

2:26:35 You know, just like every single week,

2:26:37 an avalanche of AI news came out and Alfredo did the news research.

2:26:40 I showed you that on day one.

2:26:42 He decided on the topics because he had my taste profile.

2:26:44 I showed you that on day one, too.

2:26:46 you know, gave him all these decisions, showed him what good looked like.

2:26:49 So, he already had that said, that system was in place.

2:26:53 But then he went beyond that.

2:26:54 He wrote a structured script in my voice, right?

2:26:57 He did that, too.

2:26:58 And once I signed off on the script,

2:27:00 he even generated the video of AI Eagle presenting.

2:27:04 Um, now there's specific tools that do these things.

2:27:06 And given this is I'm telling you this is a bit more on the kind

2:27:09 of frontier of like experimenting and just trying stuff that should not work,

2:27:12 but we made it work.

2:27:14 But all of this worked because I trained him on the context sandwich.

2:27:17 He knows me and he knows what good looks like.

2:27:20 Concretely, in this situation, what good looks like was giving him

2:27:23 the past 20 transcripts of my YouTube videos.

2:27:26 So the same thing that that the meeting notetakers do with your meetings,

2:27:29 I did with my YouTube videos.

2:27:30 I just pulled the last 20 videos as a transcript and I gave it to Alfredo.

2:27:33 I was like, "Hey, here's what good literally looks like.

2:27:38 I've I've done this so many times.

2:27:39 Just look at the transcript.

2:27:40 This is how I speak.

2:27:40 This is how I sound.

2:27:41 This is how we structure things.

2:29:19 Sure, there's so many things at level three that can get your time back,

2:37:57 and medium companies are going to look a lot more like large companies

2:38:01 because they're going to be extended by the technology.

2:38:07 So, all of a sudden, small and medium companies can do a lot lot more.

2:38:12 So where they could maybe only do so much because

2:38:15 they were only limited by the number of employees they've had,

2:38:18 now they can be unlimited.

2:38:20 So what would you do if you were completely unlimited?

2:38:24 What if you what would you do with your company

2:38:26 if you had an infinite number of employees?

2:38:29 Where would you go in your whole career if nothing

2:38:34 was preventing you from being successful by the traditional human resources?

2:38:39 Yes.

2:38:39 So that idea that we can now have this infinite resource available to us,

2:38:45 this can really extend us.

2:38:46 Now, as I've mentioned now three or four times,

2:38:48 there are limits to what the technology can do.

2:38:52 But it is pretty awesome and you can see it in one area, software engineering,

2:38:56 that software engineers are augmented by these new

2:38:59 types of tools that are making them more productive.

2:39:03 Maybe they had used to have to go to an ad agency.

2:39:06 Maybe it was difficult to test multiple things.

2:39:09 Now all of those things where you had limits are unlimited

2:39:12 and you have this whole creative capability all in front of you.

2:39:17 This is really awesome.

2:39:19 So yes, you're going to be able to augment sales.

2:39:21 I kind of gave you the example that we're doing that.

2:39:23 You're going to be able to augment service.

2:39:25 You're going to be able to augment your marketing emails.

2:39:27 Well, your whole creative side as well.

2:39:30 Probably in every single one of your business processes.

2:39:34 It's going to be able to be transformed or changed

2:39:37 or enhanced in some material way over the next several years.

2:39:40 And you're going to have lots of great solutions

2:39:44 and there's going to be great possibilities that you know

2:39:47 are one coming at you right after the next

2:39:49 and you're going to have to get used to feeling overwhelmed.

2:39:53 There's no way that anybody is totally comfortable right now.

2:39:56 Anybody who's totally comfortable right now, something is really wrong.

2:40:00 So this is the moment to go, oh yeah, everyone is feeling that way.

2:40:07 If you're not feeling that way, oh whoa,

2:40:09 you probably have a much bigger issue and it's time

2:40:12 to get shaken up a little bit because this is your moment.

2:40:16 So I'm wondering for you because you're in the midst

2:40:19 of this is your business anyway in your own life.

2:40:22 You know, I look at AI as as something that saves time,

2:40:25 which is the most valuable thing on earth, and it gives leverage for impact.

2:40:29 Where do you where do you personally use AI to save yourself

2:40:33 time or leverage yourself or leverage the impact of what you're going after?

2:40:37 Well, I'll just tell you a really cool story, which is, you know,

2:40:39 I just finished Dreamforce and you've been to Dreamforce quite a few times.

2:40:42 Well, this was our biggest and most exciting Dreamforce ever.

2:40:45 It was 55,000 people in town in San Francisco,

2:40:48 totally sold out, amazing, really safe, no safety incidents.

2:40:52 It was really cool.

2:40:53 and we're launching the Agentic Enterprise, you know,

2:40:56 and so people would show up at Moscone Center and it said,

2:40:59 "Welcome to the Agentic Enterprise.

2:41:01 Humans and agents are now working together."

2:41:03 And we had all we had Laura Albert there

2:41:06 from William Sonoma and Michael Dell was there

2:41:08 talking about he has agents running his supply chain.

2:41:11 And we had this incredible CIO from Pepsi, Athena.

2:41:15 She's amazing where she's automating all these small

2:41:18 and medium businesses all over the world using our platforms,

2:41:21 millions of small and medium businesses, which is amazing.

2:41:25 And we had the the the team from Pandora, including the CEO, you know,

2:41:29 the jewelry company with 6,000 jewelry stores

2:41:32 on how they're augmenting their commerce and their service.

2:41:34 It was really awesome.

2:41:35 Anyway, I have to deliver a keynote as you know

2:41:38 and I have to do my keynote and it's like,

2:41:41 you know, it's a couple hours and it's very stressful

2:41:44 for me and I'm getting ready to do my keynote.

2:41:46 So, I have to practice my launch line.

2:41:48 What am I going to say?

2:41:49 How am I going to say it?

2:41:50 What's my competitive differentiation?

2:41:52 How am I positioning the company?

2:41:54 How am I motivating people?

2:41:56 So, Tony, this year I did it differently.

2:41:59 And what I did was I had one of these large language models

2:42:03 on my phone and as I left my office and drove home every day,

2:42:08 I put it on just its speaking mode and put it

2:42:11 right next to me and I would just say to it now,

2:42:15 okay, give me the launch line again.

2:42:18 And then I would say and then it would give you the I say,

2:42:20 now is that differentiated against my competitor, you know,

2:42:24 and what could I do to make it even more exciting?

2:42:27 How could I make it more motivational?

2:42:29 You know, where could it go really wrong?

2:42:31 You know, what's my liability?

2:42:33 How could I like close this up?

2:42:36 How do I tighten it?

2:42:37 And I would be working with this thing each and every day.

2:42:40 And I'd never done that before because,

2:42:42 you know, the latency on the audio models,

2:42:45 well, they're just not as good as they are now.

2:42:47 The latency is so low that you can really talk to it.

2:42:50 like when you talk to Gemini or you talk to chatbt or any

2:42:55 of these models like it's talking right back to you and we've even

2:42:58 taken that technology and built it into Salesforce so that you can call

2:43:01 your customer service and the agent is talking right back to you like

2:43:05 it's sounds almost like a human being it's not quite of course

2:43:09 maybe one of the reasons you know and always say something like oh

2:43:13 this is amazing or it's so it's so positive these things are the most

2:43:17 posit they're way really positive like

2:43:19 they've been to thousand data with estimates.

2:43:22 You talk the stupidest idea.

2:43:23 Boy, you are so smart.

2:43:25 That is so incredible.

2:43:27 And I'm going yes so great.

2:43:30 But I'm just talking to it.

2:43:32 And you know it's funny Tony because you know I would say for the last

2:43:35 three years you and you know we use our V2 mom process to run our company.

2:43:39 That is at the beginning of every year

2:43:41 I'm about to start this process right now.

2:43:44 You know I really write down the five

2:43:46 core elements of my business plan at Salesforce.

2:43:48 What do I really want?

2:43:50 What is really important to me in priority?

2:43:53 How am I going to get those things?

2:43:55 What is what are my to-do list in priority?

2:43:57 And my budget for each one of those things.

2:44:01 Yeah.

2:44:00 What is preventing me from having what I really want?

2:44:04 And finally, how will I know that it's successful?

2:44:06 How will I know that I really have it?

2:44:08 These are these five elements, the V2 mom.

2:44:10 Vision, values, methods, obstacles, measures.

2:44:14 And for the last three years,

2:44:15 the way I've done it is I've written it down and then

2:44:18 I feed it to a large language model and I say, "Hey, is this competitive?

2:44:24 Is this differentiated?

2:44:26 Is this compelling?" And I've been shocked that it

2:44:29 always finds one thing that I've completely missed.

2:44:33 You know, it it knows a lot about our competitors in the software industry

2:44:37 because the competitors have put all their business

2:44:40 plans into these things for some reason.

2:44:43 So all of a sudden I'm like, "Whoa,

2:44:44 how does it know so much about this competitor?

2:44:46 I won't tell you which one.

2:44:47 One specifically it knows everything about." And I'm like,

2:44:51 "How could it possibly know all of these things?" And I'm like, "Well,

2:44:54 I'm just benefiting from that knowledge that it has

2:44:57 and that I can shape it." But then I

2:44:59 always know I have to get my hand in to really to close it up and tighten it up.

2:45:10 Look at you guys rocking now.

2:46:02 And AI really is, it feels like to me, and I don't know if it does to you,

2:46:06 it's the the number one equalizer because now there's

2:46:09 a level of intelligence available to anyone on Earth, right?

2:46:12 It's pretty extraordinary.

2:46:13 We've actually and so we've created these tools that actually

2:46:17 can create can create structured knowledge just like our brain does.

2:46:21 But once it can do that, it can do that much more quickly.

2:46:25 Yes.

2:46:24 And so in like, you know, 30 seconds,

2:46:26 it can do what would take us uh many hours or days to do.

2:46:30 Yes.

2:46:30 But if you're talking to the average person right now and you're saying

2:46:33 the world's going to change in the next 36 months to 10 years,

2:46:36 but really the next 36 months is going to have a huge

2:46:39 amount of change between AI getting to AGI getting to robotics

2:46:44 and it's going to keep going.

2:46:46 Uh and AGI is already pretty fantastic.

2:46:49 No human being could compete with that.

2:46:52 Yes, it's pretty wild.

2:46:54 Where where do you see um job displacement in this area?

2:46:57 You know, recently there's been a lot of talk

2:46:58 about 100,000 jobs over the last two years have disappeared.

2:47:02 A lot's been blamed on AI.

2:47:03 Some people say it's not really AI.

2:47:05 Of course, it's going to create new jobs,

2:47:07 but the big difference obviously is how fast this will happen.

2:47:10 What do you do in that 3 to 10

2:47:12 year period when there's so much disruption so fast?

2:47:16 Long term, it's pretty obvious it'll be very good.

2:47:18 What What do you think we do as a society to deal with that?

2:47:20 In other words, when AIs can do things better than any human,

2:47:23 then what do we do with the humans?

2:47:26 What's going to happen with AI is it's going to create

2:47:27 tremendous wealth and the societyy's going to become much much more wealthy.

2:47:33 If if you look at uh the amount of the average

2:47:36 amount of uh income that a one person has Yes.

2:47:42 is multiplied by 10 in constant dollars, right?

2:47:44 You're dealing with inflation is still constant all the way up.

2:47:46 Yeah.

2:47:47 Yeah.

2:47:47 As multiplied by 10 over the last hundred years.

2:47:50 So that's what's happened from automation in general.

2:47:54 Yes.

2:47:53 uh AI is going to bring tremendous amount of automation.

2:47:57 So it's going to keep going.

2:47:59 So there's going to be a lot of uh wealth.

2:48:01 If if you consider at the la time if you lost your job,

2:48:05 it wasn't just a matter of losing your purpose, you you were not able to live,

2:48:10 feed your family.

2:48:11 You could not buy food, you couldn't have housing, you had nothing.

2:48:15 You would be desperate.

2:48:17 You probably wouldn't live.

2:48:20 Y uh and if you ask people, okay, would you like to go back?

2:48:22 the answer will be no because they're constantly using it and being creative

2:48:27 with it uh which they otherwise couldn't do.

2:48:34 All right.

2:48:34 All right.

2:48:35 So, in a moment, I'm going to ask you

2:48:38 to crank up the energy because when Tony comes out,

2:48:40 those that know him, he's going to take the energy up to a whole another level.

2:52:12 insights that you know can save you some time,

2:52:14 potentially give you some some of that?

2:52:29 uh you got to hear from you know Ray Kerszswwell who you

2:52:32 know it was only a brief part of the interview we just did

2:52:34 a few days ago but this is the guy that has been the most

2:52:37 accurate forecaster in human history in 1990 he madeund whatever it was 64

2:52:43 I think uh announcements of what was going to happen including that by 2029

2:52:48 we'd have artificial general intelligence and right now it looks like he

2:52:52 was slightly conservative everybody made it up they all said it was insane

2:52:56 literally the most effective guy if you used digital music in any way,

2:53:00 digital documents, he created them all.

2:53:02 He's an absolute genius.

2:53:04 And so to hear him say that, by the way,

2:53:06 they didn't show that part of the interview.

2:53:08 I said, "What are you using a every every day

2:53:11 for how do you use it?" And he said, "Well,

2:53:13 I have my digital twin and I poured everything into him

2:53:15 and he and I make decisions and he gives me ideas.

2:53:19 It's fantastic." And then you got a chance to meet briefly also,

2:53:22 you know, Ray Dalio.

2:53:24 So again, here is the most successful hedge

2:53:27 fund investor in the history of the world.

2:53:29 They call him the Da Vinci of investing.

2:53:31 In 2008, when everybody lost money, he made money.

2:53:34 I mean, it's just I've known Ray now for about what 15 years.

2:53:38 He's a total genius.

2:53:39 I was worth over 20 billion dollars.

2:53:42 What does he do?

2:53:43 He has a digital twin.

2:53:44 And then when I was with Mark Benny off, as you just saw,

2:53:47 I interviewed him and you got to see he talked about

2:53:50 like everything's changed because he can while he's driving his car.

2:53:53 He's got a coach there who knows more than he does,

2:53:57 but he's poured himself into it.

2:53:59 So, I think the reason we did this week

2:54:00 is so that you can have this incredible advantage.

2:54:03 I'm so passionate about it that can change everything in your life.

2:54:07 And it's only get better and better and better.

2:54:09 That's what this is all about.

2:54:11 And learning just simply how quickly you can make that happen today.

2:54:15 But none of this matters at all if you don't think about one thing,

2:54:18 which is like what is this all about?

2:54:20 What is this really is this really about AI?

2:54:22 Hey, is it really about technology?

2:54:24 No.

2:54:25 This whole course is to bring you back to the most important thing in life,

2:54:29 which is to get you to be a creator.

2:54:32 Remember, we talked I talked to you about this on the first day.

2:54:34 It's like all the stress people have,

2:54:37 and everybody's talking about how stressed they are all the time.

2:54:39 Most of that stress comes from the fact that you're trying to manage something,

2:54:43 trying to handle it, trying to deal with it,

2:54:45 trying to make a living, trying to, you know,

2:54:47 get your kids do a certain way, try to make it through the day.

2:54:50 Managing feels horrible.

2:54:53 Managing produces stress.

2:54:55 But as I said on the first day we're together,

2:54:57 I want to remind you we were all created by something.

2:55:00 I'm not telling you what to believe in that area, but something created us.

2:55:03 And that something gave us a gift, which is the ability to create.

2:55:07 And when you start creating life on your terms,

2:55:10 when you start creating love or joy or free time or time

2:55:15 to think or or to create something new or build something in your business,

2:55:20 the feeling of creation is like nothing else on earth.

2:55:23 And there is no stress in creation.

2:55:25 And you're living you and I together are living in a time right now.

2:55:28 We're at the beginning of the beginning

2:55:29 of the beginning of an explosion of tools

2:55:33 that can allow you and I to do things we never dreamed of doing.

2:55:37 Listen, most people, and I'm sure you've heard it today, they're one extreme.

2:55:41 They think AI is the greatest thing that's ever lived.

2:55:43 And guess what?

2:55:44 We're all going to be rich and never have to work again and it's all be kumbaya.

2:55:48 And there are people saying, "No,

2:55:49 it's going to kill us all and destroy us all." You know, it's Terminator.

2:55:53 Well, obviously, as I said the other day,

2:55:55 the truth is somewhere in the middle there.

2:55:57 But you don't want to let fear stop you

2:55:59 from taking advantage of the greatest opportunities of your entire life.

2:56:03 An opportunity to be at the beginning of a new age.

2:56:06 And that new age is not an information age.

2:56:09 It's an age of intelligence.

2:56:10 It's an age where you can leverage things.

2:56:12 It's an age where you can do things in minutes that used to take you months.

2:56:16 It's an age where you can have someone who works for you 24

2:56:20 hours a day who works for you for basically the cost of the electricity.

2:56:25 It's pretty amazing.

2:56:26 Small businesses like Mark just talked about, small,

2:56:29 medium-sized businesses can play against big

2:56:31 businesses now because there's no limit.

2:56:33 They can have these agencies assistance and get the job done.

2:56:37 So, what's going to determine whether you become the creator

2:56:40 of your life or keep doing what you're doing?

2:56:43 It's not information.

2:56:45 Like, you've got a lot of information this couple days you've had with us here.

2:56:49 Just a few hours a day, but man,

2:56:50 we've had some incredible speakers sharing some great insights

2:56:53 and I'm sure you've gotten a lot out of it.

2:56:55 But there's one force, there's one fuel,

2:56:58 there's one master skill that if you don't use it, all this goes to waste.

2:57:03 And what is it?

2:57:04 And that's what I'm here to talk to you about briefly today.

2:57:06 It's the power of decision.

2:57:08 Decisions, not your conditions, determine the quality of your life.

2:57:12 People can have the same problems, challenges.

2:57:14 One person decides to give up, somebody else decides find a way, and they do.

2:57:18 If there is no way, they make the way.

2:57:20 Decisions are what have changed your life.

2:57:22 If you look back on your life today and say, "Why am I where I am?

2:57:26 Things you're happy with, things you're not happy with." If you think back,

2:57:30 I bet you can find something you decided 5, 10, 15 years ago, two years ago

2:57:35 that if you would have made a different decision,

2:57:36 your life would be totally different.

2:57:38 Can you think of that?

2:57:39 How many of you can think of a decision you made

2:57:42 in the last five or 10 years where you could say,

2:57:44 "If I made a different decision that I'd be

2:57:47 in a different relationship or I'd be have a different career,

2:57:49 I'd be living in a different place." How many can relate?

2:57:52 Make a little noise if you can relate out there.

2:57:54 Right?

2:57:56 So, I think most of us forget the power of decision.

2:58:00 We forget what's inside of us.

2:58:01 And so, when we go to an environments

2:58:04 like this or any environment and we learn things,

2:58:06 even things that we think are really valuable, yeah, that's really great.

2:58:09 And we write it down maybe or remember it.

2:58:12 But information doesn't change your life.

2:58:16 Right?

2:58:16 Action does.

2:58:18 And all actions are fathered or motherthered by a decision.

2:58:22 Think about it.

2:58:23 If you let your learning lead to knowledge, you become a fool.

2:58:26 Jim Ron, my teacher, used to say,

2:58:27 if you let your learning lead in knowledge, you become a fool.

2:58:30 Let your learning lead to action and you'll become wealthy.

2:58:32 And he didn't mean just money wealthy.

2:58:34 He mean you'll be rich in joy and happiness and family and finance.

2:58:38 And so, it's been my watch word.

2:58:40 I'm a man of action.

2:58:41 Unlimited power.

2:58:42 My very first book when I was 24 was all about

2:58:44 how to get yourself take action because without that nothing else matters.

2:58:48 But the tool of getting that action is that decision-making tool.

2:58:52 And so interestingly enough the word decision what does it mean?

2:58:55 Decision in Latin means to cut off from.

2:58:58 When you make a decision you cut off anything except what you've committed to.

2:59:03 It's not stating a preference like oh I you know I really should get

2:59:06 into AI or I you know I'm going to use a little bit more.

2:59:09 It's like, no, I'm going to get this tool and I'm

2:59:12 going to get it to serve me in my life.

2:59:14 I'm going to get it to free me.

2:59:15 I'm going to free up time and energy and and joy

2:59:18 in my life and I'm going to be able to learn more rapidly.

2:59:20 I'm going to have more fun than I've ever had before.

2:59:22 But that requires commitment,

2:59:24 a deciding that says, I'm pushing everything aside.

2:59:27 I'm going to do this and we're doing it with you.

2:59:29 You can do it in six weeks for an hour and a half

2:59:32 like it a week and really get yourself where you want to be.

2:59:35 But then you'll have this partner for the rest of your life.

2:59:38 So deciding is it and most people never make the decision.

2:59:42 I remember in my life, if there's one skill that has made me go from a guy

2:59:46 that was struggling to survive to being able to help millions of people,

2:59:50 be able to feed billions of meals,

2:59:52 be able to have incredible economic freedom for myself or for my family,

2:59:56 and to be able to contribute accordingly.

2:59:58 All of that comes down to this first component.

3:00:02 Because I know so many people that were in the same class as me,

3:00:04 had the same information as me,

3:00:06 but they never took action because they never decided.

3:00:09 Again, when I say decide, I mean commit and resolve.

3:00:12 There's nothing going to stop you cutting off anything that holds you back.

3:00:15 Only focused on what you're going to do.

3:00:17 It doesn't have to be a big decisions.

3:00:19 Little decisions stack together to take us where we want to go.

3:00:22 But if you'll make the big decisions, it happens even faster.

3:00:26 I can remember I went to the US Army at one point and I got a chance to work

3:00:31 with this general and I was like how am I going to get him to want to do this?

3:00:33 So I made a decision before I walked in.

3:00:36 I'm walking out with this deal.

3:00:37 Everybody said it's not going to happen.

3:00:39 But so I went to Tim and I thought I'm going to make an irresistible offer.

3:00:42 I said, "General, I can take any training program you do in the entire army.

3:00:46 I'll cut the training time in half and I'll I don't care what it is.

3:00:51 I'll cut it in half and I'll increase the competency." He said,

3:00:54 'You crazy.' I said, 'N no, I'm expensive.

3:00:57 We negotiated, right?

3:00:59 And so I got this deal where I would get nothing if I didn't follow through.

3:01:03 And because I had everything on the line, I couldn't turn back, I pulled it off.

3:01:08 I remember working with Serena Williams.

3:01:10 I mean, when she when her sister got

3:01:12 killed and she had been playing poorly anyway,

3:01:14 now she couldn't get herself on the court.

3:01:16 And like, everybody knows I want to work with her.

3:01:18 Sometimes it's really good to have no way out.

3:01:21 It's like I've got to deliver for her.

3:01:23 if I don't, everyone in the world's going to know.

3:01:25 And sure enough, I turned around, got her on the court, she won,

3:01:28 and I'm like, I got all this feedback, expanded my brand, right?

3:01:32 But what I'm trying to say is sometimes you

3:01:35 like everybody wants to make a decision when they're comfortable.

3:01:38 But the real decisions change your life are the things that are uncomfortable,

3:01:41 but you get yourself to do it anyway.

3:01:43 That's where when there's no net and you push yourself.

3:01:47 It's like I always tell people,

3:01:48 if you want to take the island, burn the boats, right?

3:01:52 Because if there's a way out,

3:01:53 I guarantee you your brain will look for a way out and it'll find the way out.

3:01:57 That's just the way human beings operate.

3:02:00 And so the question is why don't people decide?

3:02:03 Well, the biggest reason is they just don't want to fail.

3:02:06 I mean, all of us have this fear that if I fail then what does it mean?

3:02:12 It's like I don't care who you deal with.

3:02:13 I don't care if it's like I've dealt with presidents of countries,

3:02:16 you know, presidents of companies, individuals, kids.

3:02:20 Almost everybody has this fear that like I don't want to fail,

3:02:23 so I let me make the perfect decision.

3:02:25 And there are no perfect decisions.

3:02:27 It's like a lot of people I'll tell you the phrase you don't want to use.

3:02:30 People say this all the time, they say, "Well,

3:02:32 I'm not ready yet." And I remember early in my career,

3:02:36 I would do that and I went nowhere.

3:02:37 And there's one day where I finally said to myself, "This is BS, man.

3:02:41 I'm just like, if I say I'm not ready, that's when I'm ready.

3:02:45 I made this promise.

3:02:45 When I say I'm not ready and I make myself do something, I'll find the answer.

3:02:50 You know, Jim Ran once again taught me this philosophy of stretching.

3:02:53 He said, if you ever say to yourself, I can't,

3:02:55 then tell yourself you must and do it now.

3:02:58 And I said, if you can't, you must.

3:03:00 That means if I can't jump off a cliff, then I must.

3:03:03 He said, no, don't be stupid.

3:03:04 Right?

3:03:05 He said,' But what you should consider is is like if

3:03:09 there's something I need to do that if I did it,

3:03:11 I'd be a better person, I'd be stronger, I'd be wiser,

3:03:13 I'd be wealthier, I could make a difference more, I could help my family.

3:03:17 If there's something I could learn to do that, and I say, "I just can't.

3:03:19 I don't have the time.

3:03:20 I don't have the money, I don't have the energy, I don't have the strength,

3:03:22 I'm too ten, I must, and you do it." And he,

3:03:26 you know, some people said to him, I remember one guy said to him,

3:03:28 "Well, you know, that's not a very safe way of living.

3:03:30 Just if I can't, then I must." He goes, "No, if you want safety, go to prison.

3:03:35 If you want a life, if you want freedom, you got to step up.

3:03:39 So if you want to change, fear is natural.

3:03:43 Like I said, I've worked with prime ministers,

3:03:45 kings, queens, incredible athletes, you know, academy award winners,

3:03:50 average people, prisoners, children, teachers, moms.

3:03:53 We all have the fear that we're not going to be enough.

3:03:56 It's the deepest fear in all human beings

3:03:58 that we're not going to be smart enough, pretty enough, beautiful enough,

3:04:02 intelligent enough, funny enough, rich enough, whatever enough, young enough,

3:04:06 old enough, whatever it is for something that matters.

3:04:09 It is the natural human fear to feel not enough.

3:04:12 And that fear leads to the fear that if I'm not enough, I won't be loved.

3:04:15 And love is the oxygen of life.

3:04:18 So the only way through a fear is to act through it.

3:04:22 You got to think about it.

3:04:23 Courage does not mean that you're not afraid.

3:04:25 Courage means you're afraid and you do it anyway

3:04:27 and it's becomes a habit of how you go about things.

3:04:30 And so what I try to get people to understand

3:04:32 is if you want to have an extraordinary life,

3:04:35 if you want truly successful life at at a level

3:04:38 that that's more than you've dreamed of in the past,

3:04:41 then you got to be willing to take action

3:04:42 and you got to make the decisions to make that happen.

3:04:45 And I'll tell you something else.

3:04:46 It's like you're trying to make the trying

3:04:49 to make the wrong decision or make the perfect decision.

3:04:51 There is no perfect decision.

3:04:53 You got to, you know, you got to make the decision that moves you forward.

3:04:57 And I, and I think, you know, one way to think about it is I remember I I don't

3:05:00 know how many of you have read the book Think and Grow Rich.

3:05:02 How many of you out there read that book?

3:05:06 When I was like 17, it was one of the first

3:05:07 books I read when I was 17 years old.

3:05:09 And if you haven't read it, it's a classic.

3:05:11 You got to read it.

3:05:12 But I remember in the book, there's an entire chapter on decisions.

3:05:15 And it talks about it's the most important thing.

3:05:17 And it said a principle I never forgot.

3:05:19 that said successful all the studies show

3:05:21 successful people make decisions rapidly and change

3:05:24 them slowly if at all and people who fail make decisions very slowly

3:05:29 and they very change them very quickly right it's like go into your gut

3:05:33 push yourself forward and then the question people say is like well how

3:05:36 do I get myself to decide I'm not good at decision-m well here's

3:05:40 your answer make more decisions more quickly it's like have you ever been around

3:05:45 somebody that they can't even decide like they don't You go to dinner

3:05:49 with somebody and everybody else decide and they're

3:05:50 still and the waiter waitress is like,

3:05:52 you know, losing their stuff inside and they still can't decide.

3:05:56 Who knows what I'm talking about?

3:05:56 Everybody wants somebody like that, right?

3:05:58 And then you look at them,

3:05:59 it's like if you're if you can't make a decision what to eat tonight,

3:06:02 you're going to have a hard time making

3:06:03 a decision that's going to change your life.

3:06:06 So if you want to build a muscle, what do you do?

3:06:08 You work it.

3:06:09 And the more decisions you make, the better you're going to be.

3:06:11 So what stops people from doing it again is fear.

3:06:14 So let me tell you the only wrong decision to make.

3:06:17 The only wrong decision is to not decide

3:06:20 because then you find yourself in a position

3:06:22 where basically fundamentally you're letting the world control

3:06:26 you instead of you take control of your world.

3:06:28 And it's hard to get this across

3:06:30 but maybe I'll give you a couple quick examples.

3:06:32 I remember I had the chance to work with General uh Schwarzkoff.

3:06:36 I don't if any of you are old enough to remember him,

3:06:38 but in the first war that they had in the Middle East there,

3:06:40 not the first war in the Middle East, but the first war they had with Iraq,

3:06:44 uh they went over and they sent General Schwarzoff and he

3:06:47 was this incredibly intense general and he went out of there,

3:06:51 won the war and got us back out in like no time.

3:06:53 He understood his objectives.

3:06:54 He got the job done, got out.

3:06:56 It's so rare to see in the history of warfare.

3:06:58 But the reason I mention his name is because

3:07:00 he was so good at inspiring people because he could

3:07:04 connect to the guy that grew up in the streets

3:07:06 and he could connect with a guy that, you know, graduated from Harvard.

3:07:10 He was just that kind of guy and a good human being.

3:07:13 But part of what made him so powerful was

3:07:16 his ability to make decisions when nobody else did.

3:07:18 He made them quickly, rapidly,

3:07:20 and and because when you make it rapidly, you get more progress faster.

3:07:25 And I asked him, "How did you develop

3:07:27 this habit of decision-making like this?" He seemed so confident.

3:07:30 He goes, "Tony, that's not how it is." He goes, "I'll tell you what happened.

3:07:35 Years ago, when I was just a private,

3:07:36 I had the privilege of working for a general and I

3:07:40 was grew within his staff to a higher level in his staff

3:07:43 and I was the one that had to read all

3:07:45 the briefings along with a group of people so I could

3:07:48 give him a tighter briefing so he could go into a meeting

3:07:53 said the purpose of decision meetings by the way is

3:07:55 to make decisions not just to go hear stuff otherwise nothing changes.

3:07:58 You just have more meetings.

3:07:59 Who's done that in your business?

3:08:00 It can drive you crazy.

3:08:01 Right?

3:08:02 So bottom line is he said I remember this time where

3:08:07 there was a decision that was being made at the Pentagon

3:08:10 that they had struggled with for like 12 years and no one

3:08:14 had made the decision because arguments on both sides were so good.

3:08:18 So nothing moved forward and finally a decision

3:08:21 had to be made and they brought it

3:08:23 to the general and they sent three months worth

3:08:25 of material for him to absorb before making the decision.

3:08:29 Literally documents after documents after documents and he

3:08:32 said so all of us as a team

3:08:34 went through all those documents were trying to create the outline of them make

3:08:37 sure we captured all the arguments for him and he said and then the general

3:08:41 came to me two days before and said I have to fly overseas for 24 hours.

3:08:46 he had to deal with something, be ready for that meeting, and then he flew back.

3:08:50 And I thought, how is he going to do this?

3:08:52 He's not going to have enough time to prepare.

3:08:53 And then the flight back was delayed.

3:08:56 And so he got in like at 1:30 in the morning.

3:08:58 And we had an 8:30 in the morning meeting with all the people on both sides

3:09:02 to make the most important decision probably

3:09:04 the Pentagon has made in more than a decade.

3:09:07 And he is not prepared.

3:09:09 And he said, I was so freaked out.

3:09:11 I gave him as much as I could, but I was like, he called the meeting.

3:09:15 This general did.

3:09:15 He said, "Sworth, I was watching people on both sides." He said,

3:09:18 "Here's what you got.

3:09:19 You got 20 minutes.

3:09:20 You got 20 minutes.

3:09:22 15 to 20.

3:09:23 You pick.

3:09:23 I want your best argument for what you believe we need to do,

3:09:27 and then we're going to make a decision." One side went for 20 minutes,

3:09:30 full tilt, gave him everything.

3:09:32 He took notes.

3:09:32 Other side took notes.

3:09:34 Then he stood up and he said, "Do that one." And everyone saluted and walked

3:09:39 out of the room and implemented it.

3:09:42 And Schwarzoff told me he was so freaked out.

3:09:45 He goes, "There's no way he can make that decision.

3:09:47 He doesn't have enough information to know all this.

3:09:49 My god." And so he said, "Finally,

3:09:52 I I got enough courage that I knocked on his door and said,

3:09:54 "Sir, permission to speak freely." He said, "Permission granted." He goes,

3:10:00 "Sir, I'm the one who does your prep.

3:10:02 There's no way you could have been fully prepared.

3:10:04 you can't make a decision that important without all the information.

3:10:07 And I couldn't even absorb all the information.

3:10:09 This is information that's been accumulated for a decade.

3:10:12 He goes, and I said, how could you make that decision?

3:10:14 It's so important without all the information.

3:10:17 He said, young man, a decision need to be made.

3:10:21 I'm a leader.

3:10:22 That's what we do.

3:10:23 We make decisions.

3:10:25 And this decision has not been made for 12 years.

3:10:27 There has been zero progress because both sides

3:10:30 can equally argue for their point of view.

3:10:33 something needs to be done.

3:10:34 No one had the courage to make a decision.

3:10:36 So I did.

3:10:38 I did the best one I found that I

3:10:39 could find from the information they shared with me,

3:10:41 which was the core information.

3:10:43 And he said, "And guess what?

3:10:45 If it isn't correct, we'll make a new decision and go a new direction.

3:10:49 But we're not going to sit on the fence any longer.

3:10:51 Sitting the fence means no progress.

3:10:54 Failing to decide is the wrong decision.

3:10:57 It's not a wrong decision to pick a direction and see if it works.

3:11:00 If it doesn't, we'll change.

3:11:01 if it does, we'll get it stronger.

3:11:04 And Schwarzoff said, I never forgot that.

3:11:08 And the rest of my life changed because I was

3:11:10 before I was always trying to make the perfect decision.

3:11:12 And he said, there is no perfect decision.

3:11:14 I need to decide, commit, and follow through.

3:11:18 And it changed his entire life and made him an incredible general.

3:11:21 I remember when I was writing money master the game and interviewing

3:11:24 50 of the most successful financial investors in the history of the world.

3:11:28 the Ray Dalas, the Carl Icons, the Warren Buffetts, the Paul Tudtor Joneses,

3:11:33 and I was as interviewing them and several of them said to me,

3:11:36 Tony, sometimes the worst investors are the smartest people.

3:11:41 I said, how can you say that?

3:11:43 And they said, because people think they're really smart,

3:11:46 want to know everything about something before they decide.

3:11:49 If you know everything about it,

3:11:51 by the time you know everything about it, so does everybody else.

3:11:53 And the opportunity is gone.

3:11:55 You need to decide now.

3:11:57 Don't wait another moment.

3:11:59 That's that's the lesson.

3:12:01 And I gotta tell you, you know, I don't care.

3:12:04 Jeff Bezos is another great example.

3:12:05 Jeff Bezos is one of the most successful business people of all time,

3:12:09 obviously, building Amazon.

3:12:11 He talks about decision as saying there's two levels of decision.

3:12:13 Level one, level two.

3:12:15 Level one is a decision that's really low impact and low risks.

3:12:20 So just make it.

3:12:22 You don't even think, just make it and then you'll see if it works or not.

3:12:25 Very much like Schwarzkoff.

3:12:26 He said level two is a deeper decision.

3:12:28 It has a lot more risk to it.

3:12:31 It has a lot more impact and it's harder to change.

3:12:34 He said make those two, right?

3:12:36 He said take a little bit more time to do it, but make it.

3:12:40 He said the way we succeed is by action.

3:12:43 The way we fail is by fear.

3:12:45 And fear keeps us from deciding.

3:12:48 Decision is how you learn.

3:12:50 That's what we forget.

3:12:51 In fact, if you want to know, most of us like we have like imagine your brain

3:12:56 as a prosecutor and a defender and the fear is the prosecutor.

3:13:00 Most of us make the prosecutor in charge telling all

3:13:03 the horrible things that may happen if I decide on this.

3:13:06 And so we don't do anything.

3:13:07 We don't let the defense stand up and do a great job and go BS.

3:13:11 Sit down.

3:13:11 Shut up.

3:13:12 Here's why we need to take action.

3:13:14 That kind of shift shifts everything in a person's life.

3:13:18 I I can't get across to you enough.

3:13:20 If you could just get yourself to make more decisions more rapidly,

3:13:24 you will see everything in your life change for the better.

3:13:27 And it doesn't take much.

3:13:29 And the reason you don't have to know everything,

3:13:32 you just need to know the core things to decide.

3:13:34 And if you get away from just thinking,

3:13:36 I'm not going to have any uncomfortableness.

3:13:38 Remember Mark was talking about in that video

3:13:40 in the interview I just did with him, Mark Benoff.

3:13:42 It's like if you're not a little uncomfortable, you're not alive, right?

3:13:46 But you can get really comfortable when you got

3:13:48 a coach or friend that knows you and starts

3:13:50 to know more about you all the time and gradually

3:13:53 not only knows about you and can help you,

3:13:55 but can go to work for you when you're sleeping.

3:13:58 That's the world we're in right now.

3:14:00 So, by the way, one more example of of General Schwarzoff just popped my head.

3:14:04 It was a great example, too.

3:14:06 He said, I said, "Did you learn anything else

3:14:07 from that general when you were private that shaped you?" He goes,

3:14:10 "Yes." He goes, "There was a time when the general suddenly called me.

3:14:16 He said, 'Meet me in my office.

3:14:17 We gather all his things." And he said,

3:14:19 "I have to leave for two weeks overseas." And he said, "We had no preparation.

3:14:24 It was an emergency he had to take on." And he

3:14:27 left me in charge to run the general's office.

3:14:29 And he goes, "And I'm I'm fairly green." And I said,

3:14:32 "But but sir, but sir, I'm like, what if this happens?

3:14:35 What if this happens?

3:14:35 What if that happens?" And he looked at me and he said,

3:14:38 "Rule 13." He said, "Okay, rule rule 13,

3:14:42 sir." And they start to leave out the door

3:14:44 and swords realized he didn't know what rule 13 was.

3:14:46 And he goes, "General." He goes, "The what's what's rule 13?" He goes,

3:14:52 "When put in command, take charge, decide, and act." Okay, rule 13.

3:14:59 He goes, "But but general," he goes, "H how do I know?

3:15:02 How do I know what to do?

3:15:04 I don't know.

3:15:05 How do I know the right decision?

3:15:07 How?" And he said, "Rule 14." He started walk away.

3:15:10 He goes, "General, what's rule 14?" He goes, "Rule 14 is when put in charge,

3:15:15 do what's right." And the way you do that is trust your gut.

3:15:19 That's what makes you a leader.

3:15:21 And I think those lessons are so simple, but they're missed by most people.

3:15:26 How many people do you know that have lots of knowledge about what to do?

3:15:30 They know they should change their life.

3:15:31 They know how they change their life, and they don't do anything.

3:15:35 Knowledge is not power.

3:15:37 Execution is power.

3:15:39 knowledge.

3:15:40 Execution trumps knowledge every day of the week.

3:15:42 And all execution is is make a decision, plant your feet, and go.

3:15:46 But what stops people still is that constant focus on trying to be perfect.

3:15:51 There is no perfect.

3:15:53 Perfect is the language of a fool, right?

3:15:56 Because there is no perfect.

3:15:57 We know there's nothing perfect.

3:15:59 I I I'll give you an example that really helped me.

3:16:01 Um years ago, I had the privilege of learning from a guy named Bob Bondant.

3:16:06 He was a really famous race car driver.

3:16:08 who's now passed away and he he had

3:16:09 his own racing school and still still exists.

3:16:11 Bob Bundette racing schools and I said I really I you know I love driving.

3:16:16 I want to really learn to race a car effectively

3:16:18 and since I had a relationship with him I said you

3:16:20 know do you think you could personally me give me some

3:16:21 coaching and training I mean you're the best in the world.

3:16:23 He goes Tony I'd be happy to.

3:16:24 So he said come up meet me at Luga.

3:16:27 This is up in Northern California.

3:16:29 It's amazing racetrack and he said and I will show you in a couple

3:16:33 of days what you can do in a car and it's going to blow your mind.

3:16:37 So I get in the car with him and he goes,

3:16:38 "The first thing we're going to do is you're

3:16:39 going to sit over here on the passenger seat

3:16:42 and I'm going to take you on a ride and show you what car is capable of doing.

3:16:45 And if you're not familiar with racetracks,

3:16:47 Luna Ga is unique in that it has this one area where

3:16:50 it looks like you're going straight at a wall at high speed,

3:16:54 125 miles an hour, and you go around the wall like this.

3:16:56 It is scary as anything can be." He takes me around

3:17:00 that track three times and then that thing he says to me," Tony,

3:17:05 I know this seems crazy, but in four days you're going to be able to do this.

3:17:09 And I looked at him and said, "Bob, I don't know if I want to." I said,

3:17:13 "I thought I won a race, but my god, this is insane.

3:17:17 You're like going up that wall." He goes, "I know.

3:17:19 I know.

3:17:20 I know it's scary." He goes, "Here's what we're going to do, though.

3:17:22 We're not going to have you start out going 125 miles

3:17:24 an hour at a wall and flipping around it." He said,

3:17:27 'We going to start by putting you in a spin car.' I said,

3:17:30 'What's a spin car?' He said, 'A spin car is a car where you're going to drive.

3:17:35 I'm going to be in the passenger seat and down to the seat,

3:17:38 it's wired so that I can push one of four buttons.

3:17:41 And when I push one of those buttons,

3:17:43 it's going to lift one of the four wheels I select.

3:17:46 Well, when we lift that wheel,

3:17:47 we're going to start spinning out of control in that direction.

3:17:50 Now, when you start spinning out of control,

3:17:51 the first thing your mind's going to do is you're going

3:17:53 to look at the wall because you're not want to hit the wall.

3:17:56 But he said, "This is the most important thing.

3:18:01 If you want to succeed,

3:18:02 you're going to have to train yourself not to focus on what

3:18:05 you're afraid of, but focus on what you want." In other words,

3:18:09 don't focus on the wall.

3:18:10 You'll unconsciously drive into it.

3:18:12 Focus where you want to go.

3:18:14 You'll unconsciously make the turn and it'll work.

3:18:17 I thought, "No problem.

3:18:18 I teach this.

3:18:19 This is something I know, right?" So, I get in the car and I'm driving.

3:18:24 I'm I'm ready.

3:18:25 I'm thinking push that button.

3:18:26 Go ahead, push that button.

3:18:27 Right?

3:18:27 And we're going faster.

3:18:28 Push that button.

3:18:29 Push that button.

3:18:29 And when you see race car drivers, some people go, they're not athletes.

3:18:32 If you get in there,

3:18:32 the level of concentration where you're going that fast to get

3:18:35 up to 145 miles an hour and and guess what?

3:18:38 All of a sudden, does he push the button when you're ready?

3:18:40 No.

3:18:41 Does life push the button on you when you're ready?

3:18:44 No.

3:18:44 Right.

3:18:45 Never.

3:18:46 Right.

3:18:46 He pushes the button and what happens?

3:18:48 We start spinning out of control in this direction.

3:18:51 So, what do I do?

3:18:52 I instantly stare at the wall.

3:18:54 Right.

3:18:54 right?

3:18:55 Stare straight at it.

3:18:56 Now, he knows what that does.

3:18:57 That's going to drive me into it.

3:18:58 So, he grabs my face and pushes it where we need to turn.

3:19:02 Now, I'm fighting him because I want to see the death happen, right?

3:19:06 And so, he can't see my face like this.

3:19:08 So, what happens is I turn and then eventually you keep going,

3:19:11 then the wheels catch and we miss the wall.

3:19:14 And my heart's beating out of my chest.

3:19:17 And he goes, "Did you learn?" I said, "I learned.

3:19:19 I didn't learn anything." Right?

3:19:22 because you need repetition to get it in your body.

3:19:24 So the next time we go, I'm ready.

3:19:25 I'm ready.

3:19:26 I'm ready.

3:19:26 I'm ready.

3:19:27 And by the way, isn't this a perfect metaphor for life?

3:19:31 See, he told me, you can be the best driver in the world, but things happen.

3:19:36 The driver in front of you, his car can break down.

3:19:38 Something can go, you can hit an oil slick and you go out of control.

3:19:41 Doesn't matter how good you are.

3:19:43 Life is going to test you at times.

3:19:44 It's going to put you in a spin.

3:19:46 The secret to being a great driver, having a great life,

3:19:49 being the one driving your life instead of reacting to your life,

3:19:52 is learning how to come out of a spin.

3:19:54 We're all going to have spins.

3:19:55 Haven't you had spins in your life,

3:19:56 in a relationship or in your finances or in your career,

3:19:59 your business or your body?

3:20:01 So, so it's a great metaphor.

3:20:02 And so, he trains me on this thing, right?

3:20:04 It's like, now sure enough, he pushes the button again, right?

3:20:08 must have noticed just a little drop in concentration and we spin

3:20:11 out of control and immediately I'm pointing straight there staring at it again.

3:20:15 Grabs my head, shoves it and sure enough we turn and it

3:20:18 feels like you're going to hit but the last seconds it catches

3:20:21 and after you do this again and again and again pretty soon

3:20:26 you do the opposite of the guy that's driving his Porsche down.

3:20:28 Have you ever seen heard the story person's driving their Porsche or sports car

3:20:31 down a country road there's only one telephone pole every quarter of a mile they

3:20:35 lose control and hit the pole because they lose control they go oh I don't

3:20:38 want to hit that and they steer right into it now you learn okay boom

3:20:43 look here boom here look boom now it requires faith because part of you wants

3:20:48 to see what's happening but if you do that you turn back unconsciously so now

3:20:52 I'm focus where I want to go so now I'm getting good at it so

3:20:55 now I'm learning and now I'm trusting and by the way there's One one problem.

3:20:59 When you turn and start doing things right, you were doing things wrong before.

3:21:02 You turn doing things right.

3:21:04 Do you get instant rewards?

3:21:07 No.

3:21:08 Because there's what's called lag time.

3:21:10 You turn and you still have momentum going that direction.

3:21:13 But if you keep the turn,

3:21:15 the last seconds the wheels catch and it feels like you're 12 inches from it,

3:21:18 but you're about three feet, four feet, five feet from it, and you're fine.

3:21:23 That's the piece that matters.

3:21:24 So here's the question.

3:21:26 Am I saying to you if if you look where you want to go,

3:21:30 are you guaranteed to succeed?

3:21:32 In other words, if you focus on what you want instead of what you don't want,

3:21:35 are you guaranteed to succeed?

3:21:37 Yes or no?

3:21:37 Yes or no?

3:21:40 No.

3:21:40 But if you focus on the wall, are you guaranteed to hit the wall?

3:21:44 And the answer is yes.

3:21:46 So all we're doing is increasing our chances.

3:21:49 And if you're going to be effective and you're

3:21:51 going to have an extraordinary quality of life,

3:21:53 you got to train yourself to focus on what you want.

3:21:57 Everybody else is focused on what they're afraid of.

3:21:59 And when it comes to AI, this is a place where most people are afraid.

3:22:04 They're afraid because they don't know how to use it.

3:22:05 Like we've said multiple times here, you're not going to get replaced by an AI.

3:22:08 Get replaced by somebody who has to use an AI.

3:22:11 And it's not learning a million individual patterns.

3:22:14 It's just learning how to have the core pattern that can augment you.

3:22:20 Something that can get you to get better results in your life

3:22:22 and in your business and free you up your time and make it for what

3:22:26 matters in your life and maybe go to work after you develop

3:22:30 into an agent in our fifth sixth session where now the agent works for you.

3:22:34 I've got agents.

3:22:35 I got multiple agents that work for me.

3:22:37 It's amazing.

3:22:38 But that sounds so far out there.

3:22:40 you take the first step and you get your digital

3:22:42 twin the first session and you got someone you

3:22:44 can bounce off of like Mark was talking about

3:22:46 that I use we all use it's a different game.

3:22:50 So I'll give you one more final principle on decision that's so so important.

3:22:55 My daughter Jolie um I remember when she was growing up she had

3:22:58 this dream and her dream was to be you know a dancer on Broadway.

3:23:03 And so she grows up and you know I love

3:23:05 the heck out of this kid and she goes to college.

3:23:08 we lived in Los Angeles and um and so sure enough she's going

3:23:13 to this Pastina College and at one point she comes home for Christmas.

3:23:17 We were living in San Diego at the time and during the Christmas

3:23:21 holiday there I said to her I pulled her aside and I

3:23:24 said Joe I just got to ask you I said you know

3:23:26 how you doing on your dream and she goes what do you mean?

3:23:30 I said you know what your dream is.

3:23:32 She goes well dad you know you've always wanted to be a dancer on Broadway.

3:23:35 She goes, "Yeah, and I'm well I'm getting straight A's in school." She was,

3:23:38 "You're doing phenomenal." And she said,

3:23:40 "And and I'm um and I'm winning the dance competitions I'm involved with.

3:23:44 I'm winning them all the time." I said, "Honey,

3:23:46 that's what I'm that's what I'm concerned about." She goes,

3:23:49 "What do you mean?" I said, "Well, I think that you're competing against people

3:23:54 you're better than if you're winning every time,

3:23:56 and that doesn't make you better." And I

3:23:58 said,' But even more importantly than that, I said,

3:24:01 'I think when you see me in my life, you think I'm incredibly brilliant.

3:24:05 I'm a genius.

3:24:06 And of course I am.

3:24:07 I'm your father.

3:24:08 I said, but I said, what my real genius is,

3:24:13 when there's opportunity there, I grab it and I act on it.

3:24:16 And not every opportunity has led to something magical.

3:24:19 But because I always grab it, I don't miss the opportunities most people do.

3:24:23 And that's where people go, "Wow,

3:24:24 you're so lucky." It's because I grabbed every opportunity.

3:24:27 Bunch of them didn't work, but I made myself take the action.

3:24:30 She goes, "Well, what's your what are you saying?" I said, "What I'm saying is,

3:24:34 how is going to college getting you closer to your goal?" She goes,

3:24:38 "Well," I said, "It's not." I said, "But she said,

3:24:42 you said to go to college." I said, "I was wrong.

3:24:43 Not about college, just the timing." Because the one

3:24:47 thing I have that most people are missing is urgency.

3:24:51 Like most people hear about something, oh, that's good.

3:24:53 That's important.

3:24:54 Take it in.

3:24:54 That's cool.

3:24:55 Well, remember some values, some of that.

3:24:57 My whole thing is no.

3:24:58 If that's in front of me right now,

3:24:59 the universe, God, whatever you want to call it, it's put me there for a reason,

3:25:03 and I need to find a way to grab it and act on it.

3:25:06 It's the urgency, the the the feeling of now is the time

3:25:11 that gets me to make those decisions most people don't make.

3:25:14 And I said, "Honey, right now you're doing great in school.

3:25:16 I'm proud of you, but you're not getting closer

3:25:19 by competing with people you're better than." She goes,

3:25:22 "What are you suggesting?" I I suggest you leave school and you move

3:25:27 to New York City because you're not going to be a dancer on Broadway,

3:25:29 not being in New York,

3:25:31 and compete with the best dancers in the world and find out who you are.

3:25:35 Take lessons, do all the things you need to do.

3:25:37 But I said, "Hear me out.

3:25:39 I think you can make it, but I'm your father and I'm biased." And what I want

3:25:44 you to do is I don't want you to ever have regret.

3:25:48 You know, my teacher Jim Ran used to always say,

3:25:50 "Discipline weighs ounces and regret weighs tons." Don't

3:25:54 you ever regret you didn't take advantage of this.

3:25:56 And there's a timeline on a dancer.

3:25:58 You can't go there when you're 30 and start dancing.

3:26:01 You need to move.

3:26:02 She's saying, "Well, when do you think I'd do that?" I said,

3:26:04 "When would now be a good time?" She said, "Now?

3:26:07 Like in the middle of Christmas vacation?" I said, "Yes." She goes,

3:26:10 "Why I leave in the middle of school so you can go back to school?" I said,

3:26:14 "Get yourself in the environment.

3:26:15 What do you think?" She goes, "Wow, that's a big decision." I said,

3:26:18 "Honey, big results come from making big decisions.

3:26:22 That's what I've done my whole life when no one else did.

3:26:24 Had the same knowledge I did, but I acted because I just decided.

3:26:27 I didn't know I could.

3:26:28 I just decide to find the way." She goes, "Well,

3:26:32 maybe maybe I should talk to somebody else

3:26:34 in the industry about this." And I said,

3:26:37 "Sure, you should ask someone else about this.

3:26:38 People pay me a million dollars to help them make a decision and coach them,

3:26:42 but you should go see someone else, right?

3:26:45 And I said, "Actually," and I teased her.

3:26:47 I said, "Actually, I think that's smart.

3:26:50 Who are you thinking of?" And she said, "Well,

3:26:52 you know, Jay Maloney, who's a friend of ours, he worked at CIA, which is it's

3:26:56 a big agency in Hollywood." I said, "That's great.

3:26:58 Call Jay.

3:26:59 He's a friend of the family.

3:27:00 Talk to him.

3:27:01 Ask him what he thinks." She goes, "Okay, I will." I said,

3:27:04 "When would now be a good time?" She goes,

3:27:06 "Right now?" I said, "When's there a better time than right now?

3:27:09 That's what I got to train you.

3:27:10 I got to train you the urgency to act now.

3:27:12 Now, not someday.

3:27:14 Not in the future.

3:27:14 Not when the opportunities passed you by." She goes, "Okay, okay.

3:27:18 I'll call him." So, she leaves the room.

3:27:20 True story.

3:27:20 I quickly dial it and I get the phone and I go,

3:27:24 "Jay." I said, "Quick question." I said, "Jolie's going to call you.

3:27:27 I don't want you I want you to tell her the truth, but tell me the truth.

3:27:29 Here's what I told her, right?

3:27:30 You're not going to competing with people in LA.

3:27:32 You're better.

3:27:32 It's not going to happen.

3:27:34 You got to be in New York.

3:27:34 That's where the best answers are.

3:27:36 got to compete with the best, learn from the best.

3:27:38 What do you think?

3:27:39 He goes, "That's absolutely true." I said,

3:27:41 "I was letting you know, just tell her the truth.

3:27:43 She's calling you now." I hung up the phone.

3:27:45 She comes back in.

3:27:46 She goes, "His line's busy." I said, "Call him again.

3:27:51 Don't Don't give up so damn easy.

3:27:52 Are you going to make it by making one phone call?" So, she calls him again.

3:27:56 She's gone for almost 45 minutes, maybe almost an hour.

3:28:36 And I told her in advance, I said, 'Look,

3:28:37 I'm going to pay for your apartment for the first four months,

3:28:41 but then you're going to get a job and you're going to pay your apartment.

3:28:44 You're not going to be living off of us.

3:28:46 And I said, "You got to be a working actress,

3:28:49 but I will pay for your lessons to get better

3:28:51 and you work with some of the best coaches and let's see

3:28:53 what you can do." And so I moved there during it

3:28:56 was like the worst winter they've had in like seven years.

3:28:59 and we got to this apartment and she toughened up and so I talked

3:29:02 to her by phone and it was interesting

3:29:04 the different things she's doing but I could

3:29:06 tell after a few months she got more and more confident more excited and then

3:29:10 I was flying into town and I learned I was coming to town I get

3:29:12 to the airport and there's a car there and wow this is interesting and I'm

3:29:16 here to take you to see your daughter awesome so we're driving the car

3:29:20 and we go past the off or the turn rather on the streets where it

3:29:24 would have gone to our apartment and he keeps going I said Isn't that the turn?

3:29:29 He goes, "No, she's meeting you somewhere else." And he takes me down

3:29:32 to the theater district and we pull up to this theater and it's Tommy,

3:29:37 the play Tommy that Hilton John put together.

3:29:39 And on the top it says starring and it has my daughter's name.

3:29:44 How's that for an amazing piece?

3:30:13 Now, I would love to take full credit

3:30:15 for that, but I have no skill to be on Broadway.

3:30:18 But what I was able to do was to get her to make a decision.

3:30:22 It's the only thing that changes your life, my friends.

3:30:25 And sometimes the hardest decisions you're being called to make,

3:30:30 but you think, "I'm not ready.

3:30:32 If I waited till I was ready, I wouldn't be here with you right now.

3:30:35 I wouldn't be I've done 99% of what I did.

3:30:37 I just decided to do it anyway.

3:30:39 I decided that by making decisions and taking actions,

3:30:43 I was going to learn." Think of it this way.

3:30:46 Success in life is the result of good judgment.

3:32:16 Have you ever said, "Oh, I'm going to do this." You get yourself in state.

3:32:18 You're all excited about something and then all of a sudden what happens?

3:32:24 I'm make this happen." And then you get caught

3:32:25 up in your Slacks or your emails or your social

3:32:27 media or a bunch of phone calls or meetings or whatever it is and you miss out.

3:32:31 Who's ever made a commitment to yourself you were going to do something,

3:32:34 you meant it and didn't fall through?

3:32:38 So the principle you want to get in your body is no, no, no.

3:32:42 The minute I get excited,

3:32:43 the minute some part of me knows I should do this, then I must,

3:32:47 then I got to do something right now.

3:32:51 I'm going to call the person right now.

3:32:52 I'm going to schedule the meeting for Thursday so I follow through on Thursday.

3:32:57 Not now when I'm thinking about it, but it's already locked in place.

3:33:00 I'm gonna be I'm gonna go meet that person right now.

3:33:03 I'm going to do something right now that commits me to follow through

3:33:06 in the future because otherwise you get out of state and your intention,

3:33:10 the road to hell is paved with good intentions.

3:33:12 You heard that phrase a million times.

3:33:14 Now, I want to give you one last piece and that is

3:33:18 I think some people make a decision but they don't follow through.

3:33:23 And who's ever done who's ever made a decision

3:33:25 actually decided and then you didn't follow through?

3:33:57 Think of a time you worked hard to make a decision.

3:34:03 maybe a little bit and then made the decision?

3:34:08 of a war inside till you finally do it right.

3:34:11 It's like, "Oh, but but what about this?

3:34:13 I don't know if I can do this.

3:34:14 I don't have the time.

3:34:15 I don't have the money or I don't have the energy

3:34:17 or or I don't know if I can do that.

3:34:18 I'm not smart enough or you they're smarter than I am or you know,

3:34:21 I don't have I got all these other

3:34:23 priorities." All the things in your head that happen.

3:34:26 But if you can wrestle those down and you fight that war and you win that war,

3:34:31 then you make a decision.

3:34:32 And decision making itself, like I said,

3:34:34 it it feels it can feel like a certain amount of conflict, right?

3:34:40 But when you decide, that's great.

3:34:43 But what's the difference between decision deciding and and committing for you?

3:34:49 Search your own body right now.

3:34:50 Think of the difference between I decided versus I committed.

3:34:54 Raise your hand if you feel a difference in your body.

3:34:57 You'd feel different if you're committed.

3:35:01 So, what's the difference between deciding and committing?

3:35:05 What's the difference between those two feelings?

3:35:07 Well, decisions that fight that war now you decide.

3:35:11 But the problem is decision-m is in the moment.

3:35:15 The only reason the decision gets followed through though is if you take it

3:35:18 to the second step where you now commit to follow through on the decision.

3:35:23 and that committing.

3:35:25 Think about it.

3:35:25 I'd like you to think of right now.

3:35:26 What's a decision that you actually followed through on?

3:35:30 Maybe it was a tough decision, but you followed through.

3:35:32 Can you think of one for a moment?

3:35:33 Decision I was trying to make and maybe I didn't

3:35:36 follow through several times and finally I decided and this time,

3:35:38 man, I absolutely did it.

3:35:42 Can you feel that difference from when you decided to when you committed?

3:35:46 And what was the difference?

3:35:51 What what was difference in your body or what

3:35:53 you did in your head when you said no?

3:36:51 You must have put it on your calendar.

3:36:53 You must have blocked some time, right?

3:36:55 You didn't just show up because you made a decision.

3:36:58 to be here each day or you wouldn't be here.

3:37:01 Well, there are other people that decided and didn't

3:37:03 show up because they didn't know the commit stage.

3:37:05 So, feel the difference though when you commit where now all

3:37:07 of a sudden it's like it's not just for the moment.

3:37:09 It takes me into the future.

3:37:11 It's like when there's a commitment,

3:37:12 it's almost like there's there's consequences.

3:37:15 I understand what this means and I need that result.

3:37:18 I want that result.

3:37:19 I need that not just for the moment.

3:37:21 I need that long term.

3:37:23 When you decide and then you commit,

3:37:26 that's a different level of momentum, isn't it?

3:37:29 And by the way, for uh females out there,

3:37:32 ladies out there, women out there listening,

3:37:35 many times women will say, "Men won't commit." And you know what's interesting?

3:37:39 They don't realize men haven't decided yet.

3:37:42 There's a sequence to decision-m.

3:37:44 If you try to commit before you even decide, it doesn't work.

3:37:49 Women decide and commit almost immediately

3:37:51 together when it comes to relationship.

3:37:52 If they've decided it's the right one, they decide and commit.

3:37:55 Men space that out longer.

3:37:57 And so they think men won't commit.

3:37:59 No, they've got just got to decide before they commit.

3:38:03 And then there is a third level.

3:38:05 And when you get the third level,

3:38:06 then you're going to start loving making decisions when you start doing this.

3:38:10 But if you think decision is just all right, I'm going to do this.

3:38:13 I'm going to do it.

3:38:13 I'm gonna lose weight.

3:38:14 I'm gonna I'm gonna do this thing.

3:38:15 I'm gonna master AI.

3:38:17 I'm gonna I'm gonna go to that course.

3:38:18 That's not it.

3:38:19 It's like, yeah, I'm going to do that.

3:38:20 And here's why.

3:38:22 I'm committing.

3:38:23 My whole life is going to change when I'm not alone anymore.

3:40:48 It's like if you're doing lifts and you're you want to build your bicep,

3:40:52 And if you take a weight that's really easy and you do a 100 curls,

3:40:56 it's useful because if you don't use it, you lose it.

3:40:59 But if you take a weight that's really heavy, right?

3:41:02 remember and you barely can lift it and you try to do 10 curls

3:41:06 with that and you get you know which of those 10 curls gives you most the growth

3:41:11 you know it's the 12th one right if you hire a trainer what do you train

3:41:17 them to do that you get them to push you beyond what you're comfortable with you

3:41:20 I can't do one more and what does a good trainer do four more I can't

3:41:25 do four more and you get three more in and that third one gives you 90%
